Vision: AI Test Architect / Shadow for a Test Manager

Hyper-Agent builds Shadow: an AI employee that shadows the Test Manager in their current role (oversight of the QA team, close collaboration with delivery).


1. Daily orchestration & focus

Morning brief

  • Single place that summarizes overnight test runs, new/open defects, blockers, and environment issues so you know what needs your attention before calls.
  • Expanded: The agent ingests execution results, defect feeds, and (where available) pipeline status to produce a short “state of play” each morning. It highlights: critical/open defects, tests blocked or failing consistently, environment or data issues, and any QA or delivery milestones due today. You get one read before your first meeting instead of opening five tools.

Priority stack

  • The agent suggests “today’s must-do” (e.g. QA escalation, delivery alignment, go/no-go input) based on deadlines and risks.
  • Expanded: It combines release calendar, open actions from previous meetings, SLA or commitment dates with your QA team, and risk flags (e.g. coverage gaps, ageing defects) to propose an ordered list. You can accept, reorder, or ignore—the goal is to reduce “what should I do first?” friction.

Meeting prep

  • Before QA or delivery meetings, it surfaces: open actions, commitments not met, and suggested talking points or questions so you lead the conversation.
  • Expanded: For each scheduled meeting it can pull: action items assigned to or by QA/delivery, status of those actions, and any new data (e.g. test results, defects) since last sync. It suggests 3–5 concrete talking points or questions (e.g. “QA committed to X by Friday—confirm current status” or “Delivery changed scope for Y—agree updated test scope”) so you walk in prepared.

2. QA team oversight

Commitment vs actuals

  • Track QA team deliverables (test cases, execution, defect turnaround, coverage) against agreed plan/SLAs and flag gaps or slippage early.
  • Expanded: The agent maintains a view of what was agreed (test case count, execution windows, defect response times, coverage targets) and compares to actuals from test and defect systems. It doesn’t need to replace your tools—it can consume exports or APIs. Alerts are configurable (e.g. “flag when execution is >2 days behind plan” or “when critical defect turnaround exceeds 24h”). You get early warning instead of discovering issues in a steering meeting.

Single view

  • One coherent view of QA capacity, assignments, and performance so you don’t have to chase multiple statuses.
  • Expanded: Whether capacity is tracked in a sheet, Jira, or another tool, the agent can aggregate: who is assigned to what, utilization vs capacity, and key performance indicators (delivery on time, defect escape rate, rework). One dashboard or report that you use for your own oversight and for conversations with your QA team or your leadership.

Escalation support

  • Draft factual escalation text or status updates (with evidence) when you need to document or escalate within QA or above.
  • Expanded: When you decide to escalate, the agent can generate a short, evidence-based summary: what was committed, what was delivered, dates, and gaps. You edit tone and emphasis and send. Same for “for the record” status updates to your management—consistent structure, less time writing.

Consistency

  • Check that QA artifacts (test plans, reports, evidence) align with your standards and traceability expectations.
  • Expanded: The agent knows your standards (naming, traceability to requirements, evidence format). It can review QA deliverables and flag mismatches (e.g. missing traceability, wrong template, incomplete evidence) so you can correct course in the next cycle rather than at audit time.

3. Delivery collaboration

Scope ↔ test alignment

  • Keep scope (requirements/user stories) and test coverage in sync; suggest coverage gaps or redundant tests so you can align with delivery on what’s in/out.
  • Expanded: As requirements or user stories change, the agent helps maintain the map: which tests cover which items, and which scope items have no or weak coverage. It can suggest “add tests for X” or “Y is out of scope, consider archiving these tests.” You use this in backlog refinement or scope-change discussions with delivery so test scope stays intentional.

Release readiness

  • Summarize evidence (coverage, critical/high defects, open risks, known limitations) and suggest a go/no-go view for release or steering discussions.
  • Expanded: For each release or milestone, the agent compiles: coverage vs target, list of critical/high open defects with age and ownership, and any documented risks or limitations. It presents a “readiness summary” and can offer a suggested go/no-go line (e.g. “Evidence supports go if defect Z is accepted with mitigation”). You make the final call; the agent ensures you have a consistent, auditable evidence pack.

Communication

  • Draft release test summaries, steering bullets, or sign-off packs in your tone so you can review and send.
  • Expanded: You define the usual formats (e.g. “three bullets for steering,” “one-page sign-off summary”). The agent fills them from current data and your past examples. You tweak and send—reducing repetitive writing while keeping your voice and accountability.

4. Decision support (agent advises; you decide)

  • Go/no-go: “Here’s the evidence; here are the risks; here’s what’s missing” so you decide with full context.
  • Prioritization: When time is short, suggest ordering of test execution or defect fix order based on risk and impact.
  • Impact of changes: When delivery or QA changes scope or code, outline impact on test scope, existing tests, and timelines.

The agent never makes the decision; it makes your decision better informed and faster.


5. Governance & consistency

  • Standards: Remind or check that strategy, naming, traceability, and evidence rules are applied across your QA team and delivery touchpoints.
  • Patterns: Surface recurring failure areas, late deliveries, or process bottlenecks so you can improve ways of working with QA and delivery.

6. Your “second brain”

  • Status on demand: Answer “What’s the status of X?” or “What did we agree with QA on Y?” from the data and history it has access to.
  • Your preferences: Over time, align with how you like reports (format, detail, frequency), who gets escalated when, and your risk thresholds—so outputs are tailored to you.
