revamp-P1-13: alpha readiness — seed, copy pass, real Dogfooding rehearsal #48

Goal (required)

Alpha readiness. Not a code feature — an operational issue. Land final copy, seed the real Dogfooding program, confirm alpha candidates, run the rehearsal. This is the gate that proves Phase 1 actually works for real users.

Part of the Stadium Phase 1 Revamp (docs/stadium-revamp-phase-1-spec.md §5 Issue 13). Block G. Depends on every other Phase 1 issue.

Acceptance criteria (required)

  • server/scripts/seed-alpha-dogfooding-2026.js (new) inserts the real Dogfooding program with:
    • Final copy for name and description (not placeholder).
    • event_starts_at = 2026-06-13, event_ends_at = 2026-06-19, location = 'Berlin'.
    • applications_open_at set by the team; applications_close_at no later than 2026-06-12.
    • status = 'open' only after copy is finalised.
  • Pre-conditions resolved (tracked as separate issues, NOT part of the 13 Phase 1 issues):
  • Alpha cohort confirmed (3–5 projects including Plata Mia). For each:
    • Wallets present in team_members with at least one address the team can actually sign with.
    • Project detail page looks polished — all links work, repo/live URL/demo/slides present, bounty amounts correct, team roles and socials filled in where possible.
  • Copy pass on the three new builder-facing UI surfaces (Updates empty + populated state, Funding Signal badge + edit modal, Apply to Program modal). Replace placeholder copy with final copy per docs/revamp-context.md §"Aesthetic and tone":
    • "Post an update" not "Submit status report."
    • "Looking for a grant" not "Funding interest declaration."
    • "Apply to Dogfooding" not "Initiate application workflow."
  • Manual end-to-end rehearsal: a WebZero team member posing as Plata Mia walks the full target journey in a real browser against a pre-production environment, noting every moment of friction.
  • docs/alpha-rehearsal-notes.md (new) captures: what worked, what felt off, any surprise friction, any feature the alpha user wanted that Phase 1 didn't anticipate. This is the primary input to the Phase 1 retro.
  • docs/journey-notes/block-*.md files from Blocks A–F collected and cross-referenced.

  • Copy updates across the Phase 1 new surfaces (Updates, Funding Signal, Apply, Program detail).
  • docs/alpha-rehearsal-notes.md (new).

Out of scope

  • Fixing anything discovered during rehearsal that isn't a hard blocker. Log via /log-improvement and decide post-retro.
  • Planning Phase 2.

Test scenarios

  • Internal rehearsal: a WebZero team member posing as Plata Mia successfully completes the full journey — connects wallet, posts an update on the project, sets funding signal to "looking for a grant", navigates to /programs/<dogfooding-slug>, clicks Apply, submits the application with the real feedback_focus text. Each step is documented with the exact friction (UI copy, loading states, error paths).

Manual QA checklist

Notes / context

  • Block G — the full-phase acceptance gate.
  • Spec: docs/stadium-revamp-phase-1-spec.md §5 Issue 13 and §12 "Working-backwards calendar".
  • Deadline derivation: Dogfooding event starts 2026-06-13. Applications open ~2 weeks before → ~2026-05-30. Rehearsal completes ~1 week before that → ~2026-05-23. Therefore Blocks A–F must land by mid-May 2026 with a ~1-week buffer.
  • If this block's gate reveals a structural gap, raise with the team whether 2026-06-13 is still realistic — do not skip the gate.
