Epic: retire alex-samuel studio into Rafiki (value-first)

Goal (revised: three-way split)

Retire the legacy alex-samuel studio by decomposing it cleanly:

• rafiki = the tool (Floyo/video/LoRA pipelines, portal, catalog). Public.
• gorgeous-ghost = the work (@lex / Andromeda film + album + video). Private repo, operated by rafiki.
• alex-samuel = retired/archived (other projects + dormant portrait-LoRA client business stay there).

Decisions (2026-06-28)

• Tooling → rafiki; the film work → gorgeous-ghost; dormant client biz archived.
• gorgeous-ghost: source-in-git, heavy media local (indexed by rafiki); source-first; copy-not-move.
• Dry-run-first; nothing deleted until cutover + KK sign-off + backup.

Phase 0 + Milestone 1 done.

• Phase 0 freeze: baseline tag rafiki-port-baseline-2026-06-28 created in the studio (local; push pending). Studio work continues; reconcile tag→HEAD at cutover.
• Milestone 1 (Track 1: Floyo video pipeline (value-first) #263): Floyo provider + wan22_endframe pipeline + CLI/MCP shipped (PR Floyo M1: provider + wan22_endframe pipeline + CLI/MCP (#263) #273), dry-run-verified. Real-clip run gated on FLOYO_KEY.

Next: Track 1 Phase 2 (lip-sync, clip ingest, keyframes).
