fix(sdk): make a cli_unauthenticated refusal say why the probe failed - #536
Conversation
`runProbe` spawned the CLI with `stdio: ['ignore', 'pipe', 'ignore']`
and returned `{ status, stdout }`. A failing `auth status` writes its
reason to stderr, so the reason was discarded at the point of capture
and the exit code was dropped by `probeCli` immediately after. The
refusal could therefore state that a probe exited non-zero and never
what it said.
That makes two very different situations indistinguishable: a genuinely
unauthenticated CLI, and a transient provider rejection of the
validation call. The difference decides whether retrying is correct, so
the refusal is exactly where it has to be visible.
This is not theoretical. In one production window 23 of 100 workflow
runs failed with this refusal, on an image where the same probe had
succeeded hours earlier and against a credential a live provider check
reported as valid — and no log anywhere could say more, because the
output had never been captured.
- capture stderr and keep the exit code on the failing branch
- redact emails, token-shaped strings and long hex before quoting, since
`auth status` output is the most identity-bearing thing this code
touches; detail is kept only on failure, where there is something to
explain
- truncate to 500 characters
- say "produced no output" explicitly when there is nothing to quote,
because silence means the reason is unavailable, not that none exists
Proven by mutation — restore the reason-less message:
says WHY the auth probe failed => FAILS
says so when the probe produced no output => FAILS
restored => 59 preflight tests, 124 across preflight/cli/real-cli
Coverage gap, stated rather than implied: these tests inject `probes`,
so they hold the refusal MESSAGE to its contract, not the stderr capture
in `runProbe`. `probeCli` is not exported, so covering that half means
widening the module's surface or driving a fake executable end to end.
Worth doing; not done here.

🟡 Model-less auth failures stay unexplained
Without a model, probeCli discards runProbe output and keeps only its status. Codex and wrapper auth refusals therefore report no output despite captured diagnostics.
Learn more
The new output fields are returned from runProbe, but the model-less branch at probeCli evaluates only .status. Codex and custom wrapper adapters define no default model, so ordinary declarations without an explicit model take this branch. Their failed authentication probe can write a reason to stderr, yet CliProbeResult receives neither authExitCode nor authFailureDetail.
Example: A cli: codex step has no explicit model. codex login status exits 1 with Not logged in on stderr. Preflight emits “It produced no output” instead of quoting that reason.
Recommended fix: Store the full authentication result in the model-less branch and populate the same redacted failure fields used by the model-scoped branch. Add an end-to-end test using a failing executable so stderr capture and redaction are both exercised.

Capture auth output for model-less CLIs
When no effective model is selected—most notably for codex, whose adapter has no defaultModel, and for wrappers without a declared model—the earlier model === undefined branch still calls runProbe(...).status and discards stderr, stdout, and the exit code. Consequently, these authentication failures continue to report that the probe “produced no output” even when it supplied a useful reason; collect and populate the new fields in that branch as well.

Use the established secret redactor for probe output
If a failing provider or custom wrapper includes a credential in stderr, this new redactor exposes many secret formats already recognized elsewhere in this SDK, including Relay rk_live_/ot_live_ keys, GitHub ghp_ tokens, Slack xoxb- tokens, AWS access keys, bearer headers, and exact secret-valued environment variables. Because the resulting diagnostic is printed verbatim and is explicitly expected to be pasted into issues, route this output through the comprehensive redaction machinery in src/redact.ts or agent-transcript.ts rather than this narrower token regex.

Medium Risk
Changes how auth probe subprocess output is captured and surfaced in user-facing refusal messages; redaction must stay complete so pasted diagnostics do not leak credentials or account identifiers.
