Summary

Fixes #1963.

agent-relay update always used npm, causing standalone installs to fail without npm or update a separate copy that their launcher did not use.

  • Detect standalone installs and run the installer for the selected version.
  • Require SHA-256 verification, validate the launcher, and preserve previous CLI/broker binaries if installation fails.
  • Prevent standalone updates from falling back to npm or installing the optional ACP bridge.
  • Report temporary-directory failures clearly.
  • Preserve npm updates and non-zero failure exits.

Test Plan

  • 7 focused updater tests passed.
  • 180 installer checks passed.
  • CLI build, lint, and formatting checks passed.
  • Isolated execution test reproduced the original bug and verified the fix.
  • Full CI and Cloud proof pending.

RelayFlow Proof

  • Change type: bugfix
  • RelayFlow case: 1963-standalone-update

Note

Medium Risk
Changes affect install/update paths, binary verification, and privileged write safety; failures roll back but incorrect edge-case handling could block updates or leave version skew.

Overview
agent-relay update now upgrades standalone installs through the pinned install.sh path (AGENT_RELAY_INSTALL_STANDALONE_ONLY=1) instead of npm install -g, detecting install dir (including legacy paths and symlinks) and preserving a custom AGENT_RELAY_BIN_DIR only when PATH’s first agent-relay launcher targets this install.

The installer gains a strict standalone update mode: mandatory published SHA-256, CLI version must match the requested release, broker and launcher must verify, no npm fallback or optional ACP bridge, and clearer errors when temp dirs are unwritable. Launcher writes use destination-local temps with check_privileged_directory for root installs, and overlapping launcher/binary directories are rejected.

CI runs privileged atomic install tests in an isolated Docker container; atomic installer tests and CLI/RelayFlow coverage exercise rollback and failure paths.

📝 Walkthrough

The update command now uses the verified installer for standalone binaries and retains npm updates for other installations. Strict standalone installs reject unverifiable assets, report temporary-file failures, and roll back when installation checks fail.

Changes: Standalone update flow

Layer / File(s) Summary
Select the update path
packages/cli/src/cli/lib/core-maintenance.ts, packages/cli/src/cli/commands/core.test.ts, tests/relayflows/cases/1963-standalone-update/*
The update command detects standalone binaries and invokes the installer with the requested version and standalone-only mode. Tests cover install paths, symlink resolution, and installer failure. The RelayFlow case checks command selection and the failure exit code.
Verify assets and publish files
install.sh, scripts/test-install-atomic.sh, .github/workflows/test-install.yml
Strict mode requires asset digests and SHA-256 tooling, checks the CLI version, validates destination directories, and writes launcher files through temporary files and atomic replacement. The installer records and reports temporary-file failures. Installer tests cover digest, temporary-directory, and privileged-directory checks.
Complete or roll back the update
install.sh, scripts/test-install-atomic.sh, CHANGELOG.md
Strict mode verifies the installed launcher, rejects unavailable brokers, skips ACP installation, and rolls back instead of using npm or source fallback. Installer tests cover successful updates, directory conflicts, verification failures, and preservation of prior files. The changelog records the update behavior and temporary-directory failure handling.

Standalone updates currently use the latest installer script even when updating to a specific release. A later installer change could disrupt updates to that release; pinning the script would reduce that risk, but no current failure is shown.

🔴 Custom standalone installs remain outdated

When AGENT_RELAY_INSTALL_DIR is unset after a custom install, isStandaloneInstall compares the running binary against the default directory. It chooses npm, leaving the standalone CLI unchanged or failing without npm.

Learn more

The installer accepts a custom install root through AGENT_RELAY_INSTALL_DIR, but it does not persist that variable for future shells; the installed executable lives under that root's bin directory (installer configuration, standalone destination). isStandaloneInstall builds only the current environment's install root, so a user invoking a previously installed custom binary without the override is classified as npm. The update then invokes npm and leaves the binary currently running untouched.

Example: Install to /opt/relay with AGENT_RELAY_INSTALL_DIR=/opt/relay, then open a fresh shell and run /opt/relay/bin/agent-relay update. The comparison uses ~/.agentworkforce/relay/bin/agent-relay, selects npm, and leaves /opt/relay/bin/agent-relay at its old version.

Recommended fix: Derive the install root from the verified running standalone executable when the env override is missing, then pass that root as AGENT_RELAY_INSTALL_DIR to the installer. Check the executable format or stored install provenance to avoid treating an unrelated npm binary named agent-relay as an installer-managed standalone binary.

[High impact] The PR appears safe to merge; no blocking issue remains.

Summary

Standalone updates now use the installer for the selected release instead of npm.

  • Standalone updates target the running install and selected version.
  • Standalone updates install only a verified CLI and broker.
  • Launcher installs check their directories before publishing a script.

The previous finding about skipped root-only tests is addressed. No new actionable issues were found.

🟡 Minor · Pass AGENT_RELAY_BIN_DIR only for the current launcher. · core-maintenance.ts:203-207

packages/cli/src/cli/lib/core-maintenance.ts:203-207
🗄️ Data Integrity & Integration | 🟡 Minor | ⚡ Quick win

Pass AGENT_RELAY_BIN_DIR only for the current launcher.

The current command omits AGENT_RELAY_BIN_DIR, so install.sh defaults BIN_DIR to $HOME/.local/bin. On the first update of a custom BIN_DIR installation, the existing custom launcher and broker remain stale.

Do not assign the directory from an unconditional command -v agent-relay. deps.execPath is the running executable, while the generated launcher is a separate shell script. A direct-path invocation or another earlier PATH entry can make command -v identify a different launcher. Read the first executable PATH entry, verify that its generated exec target resolves to installDir/bin/agent-relay, and pass its directory only after that match. If no match exists, leave AGENT_RELAY_BIN_DIR unset rather than selecting an unrelated installation.

Pin the installer for concrete target versions.

The updater pins the binaries through AGENT_RELAY_VERSION, but it fetches the installer from mutable main. A later change to main can change strict-update behavior or make an update fail for an already-released CLI. Release tags include install.sh, so use the target tag for concrete versions. Preserve the main fallback when toVersion is latest, or resolve the latest release tag first.

Suggested fix
+  const installerRef = toVersion === 'latest' ? 'main' : `v${toVersion}`;
   const installCommand = installDir
-    ? `AGENT_RELAY_INSTALL_STANDALONE_ONLY=1 AGENT_RELAY_INSTALL_DIR=${shellQuote(installDir)}${launcherEnv} AGENT_RELAY_VERSION=${shellQuote(toVersion)} bash -c 'installer=$(curl -fsSL https://raw.githubusercontent.com/AgentWorkforce/relay/main/install.sh) && bash -c "$installer"'`
+    ? `AGENT_RELAY_INSTALL_STANDALONE_ONLY=1 AGENT_RELAY_INSTALL_DIR=${shellQuote(installDir)}${launcherEnv} AGENT_RELAY_VERSION=${shellQuote(toVersion)} bash -c 'installer=$(curl -fsSL https://raw.githubusercontent.com/AgentWorkforce/relay/${installerRef}/install.sh) && bash -c "$installer"'`

If coupling updates to main is intentional, document that compatibility contract instead of treating AGENT_RELAY_VERSION as pinning the installer.
