Both PyPI publish workflows failed on their first real dispatch after the packages were open-sourced (fp-cloud-cli, failproofai-sdk), in the same place and for the same reason:

##[error]An error occurred trying to start process /usr/bin/bash with working
directory /home/runner/work/failproofai/failproofai/fp-cloud-cli.
No such file or directory

What happened

The build job runs every step inside the package directory via a job-level defaults.run.working-directory (fp-cloud-cli / sdk/python). The actor/branch authorization is deliberately the first step — ahead of actions/checkout, so an unauthorized dispatch stops before the runner does any work on its behalf.

But the package directory arrives with the checkout. The runner could not start bash in it at all, so the guard died before evaluating anything, and the release stopped for a reason unrelated to who dispatched it. publish, bump and release all went down as skipped.

The fix

The guard now runs at ${{ github.workspace }}, which exists before checkout. Nothing else in either file is affected — every other pre-checkout step sits in a job with no directory default (audited across all workflows).

The guard

__tests__/ci/workflow-step-working-directory.test.ts fails on any run: step that inherits a repo-relative working directory before the checkout that creates it. This is the half nothing else can see: publish workflows only run on workflow_dispatch, so no PR, push or schedule would ever have executed the step. Reverting the two YAML edits reddens it on exactly the two real cases, and it carries its own negative control so a broken traversal cannot report a clean sweep of nothing.

Steps that name their own working-directory are out of scope — the two in this repo (release-assets, tree) are download-artifact outputs, created by the step directly above them.

Verified: full unit suite (215 files, 4041 tests), tsc, eslint.

Summary

The pre-checkout authorization guards now override the job-level package directories with the runner workspace, so they can execute before checkout. No actionable defects found.

Changes

  • Runs the two publish authorization guards from ${{ github.workspace }} before checkout.
  • Adds a workflow-wide regression test for inherited pre-checkout working directories.
  • Documents the CI release-workflow fix in the changelog.

Validation

  • Passed docker run --rm --network=none ... ruby -ryaml ... publish-failproofai-sdk.yml publish-fp-cloud-cli.yml — Both modified workflow files parsed successfully in an isolated container. (0s)
  • Passed docker run --rm --network=none ... ruby workflow inherited-directory scan — Scanned all 14 workflow files; no pre-checkout run step inherits an unavailable directory. (0s)
  • Skipped bun install --frozen-lockfile --ignore-scripts && bunx vitest run __tests__/ci/workflow-step-working-directory.test.ts — Dependencies are absent from the workspace and isolated clean installation stalled while fetching packages; no centrally configured validation command exists. (90s)

Both PyPI publish workflows put the actor/branch check first, ahead of
actions/checkout, so an unauthorized dispatch stops before the runner does any
work on its behalf. But the build job sets a job-level working directory of
fp-cloud-cli / sdk/python, and that directory arrives WITH the checkout — so the
runner could not start bash in it and the step died before evaluating anything:
"An error occurred trying to start process /usr/bin/bash with working directory
.../fp-cloud-cli. No such file or directory".

Both workflows failed this way on the first real dispatch after the packages
were open-sourced, taking publish, bump and release down as skipped. The guard
now runs at ${{ github.workspace }}, which exists before checkout. Nothing else
in either file is affected: every other pre-checkout step sits in a job with no
directory default.

The new test fails on any run step that inherits a repo-relative directory
before the checkout that creates it — the half of this nothing else can see,
since publish workflows only run on workflow_dispatch, so no PR, push or
schedule would ever have executed the step. Steps that name their own
working-directory are out of scope: the two in this repo are download-artifact
outputs, created by the step directly above them.

The authorization guard now runs from a directory that exists before checkout, allowing publish workflows to reject unauthorized dispatches without failing during process startup. No actionable merge-blocking risk remains after normal checks and review.

Hermes found no blocking issues in this revision.

Two ways the guard could have skipped the thing it exists to catch, both raised
by CodeRabbit on #753 and both real. A workflow-level defaults block reaches
every job that does not override it, so a step could inherit a repo-relative
directory from a part of the file no reviewer of the job is reading; the
detector only looked at job-level defaults. And discovery filtered on .yml, so a
.yaml workflow would have been passed over in silence — the same shape of
failure as the bug itself.

Neither exists in this repo today. Both are now covered: the detector takes the
workflow default and applies job-level precedence over it, discovery accepts
both extensions, and three new cases pin the inheritance, the precedence in both
directions, and the extension predicate.
