Closes #56

Summary

  • run a self-contained Playwright cold → collect → warm → collect lifecycle in the monorepo E2E
  • persist exact cold inputs and merged timings as named artifacts, then prove the warm plan and its reports match coverage
  • emit cold/warm load diagnostics and a final lifecycle verdict into the GitHub Actions summary
  • make valid empty Playwright shard plans no-ops, retaining native fallback only when no plan exists
  • add configurable dispatch shard counts, with an explicit five-shard sparse-plan contract

Local verification

  • make format-check
  • make lint
  • make typecheck
  • make test
  • make build
  • make package-dry-run
  • openspec validate add-cold-warm-e2e-lifecycle --strict
  • actionlint .github/workflows/e2e-monorepo.yml (only pre-existing SC2086 informational findings)

The two monorepo E2Es will be validated through GitHub Actions, not Act.

Summary by CodeRabbit

  • New Features

    • Added cold-to-warm end-to-end workflow validation with configurable shard counts.
    • Added detailed workflow summaries for assignments, timing data, coverage, and lifecycle diagnostics.

📝 Walkthrough

Walkthrough

The change adds cold-to-warm E2E lifecycle validation for Playwright and Jest. It adds exact coverage checks, configurable shard counts, empty-shard no-ops, assignment diagnostics, timing reuse, repeated observations, duration formatting, and workflow summaries.

Changes

E2E lifecycle and orchestration

Layer / File(s) Summary
Lifecycle contracts and shard behavior
.github/actions/*, docs/external-integration.md, openspec/changes/add-cold-warm-e2e-lifecycle/*
Actions expose complete assignments and distinguish unavailable plans from valid empty assignments. Documentation and OpenSpec records define lifecycle and fallback behavior.
Timing extraction and duration formatting
packages/*-orchestrator/src/**, packages/*-orchestrator/__tests__/**, .changeset/*
Skipped Playwright results no longer produce timing records. Both orchestrator packages use shared validated duration formatting. Tests cover formatting, timeout messages, skipped results, and empty Jest plans.
Dynamic cold round
.github/workflows/e2e-monorepo.yml
The workflow accepts a shard count, creates a dynamic matrix, stages cold inputs, handles empty shards as no-ops, and validates exact assignment and report coverage.
Warm assignment and lifecycle verification
.github/workflows/e2e-monorepo.yml, .github/workflows/e2e-jest-monorepo.yml
The workflows reuse cold timing data for warm assignment, execute warm shards, validate repeated measurements and coverage, and publish formatted cold-to-warm diagnostics.

Explanation

Issue #56 requires exact assignment/report coverage for both cold and warm rounds in the Playwright and Jest E2Es. The current evidence still shows Jest warm shards upload only warm-timing-${{ matrix.shard }}.json; it does not show a warm report artifact or exact warm report validation. The Playwright workflow evidence covers warm report validation, timing hand-off, repeated observations, empty shards, and diagnostics. The Jest warm-round requirement remains unmet.

Resolution

Upload one warm report artifact for each Jest shard. Validate each warm report against the warm assignment with exact occurrence identities. Preserve static skip/todo handling and valid empty-shard handling. Include the affected round and shard, expected value, actual value, and retained report path in assertion failures.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Require a successful warm assertion.

run-shard accepts Jest exit code 1, and runner.ts records failed assertions as executed measurements. The warm validation checks only assignment coverage, measurement count, and durations. Therefore, all executable warm assertions can fail while the lifecycle validation passes.

Add a report-status check that requires at least one expected result. This preserves the existing exemption for static skipped and todo tests.

Make lifecycle diagnostics honor native fallback.

When orchestration fails, .github/actions/orchestrate/action.yml emits use-orchestrator=false and assignment={}. .github/workflows/e2e-monorepo.yml still runs unconditional .shards[] and .expectedDurations[] queries in the cold-plan, warm-plan, and final lifecycle steps. With set -euo pipefail, these queries fail on the missing fields, so the workflow exits instead of using native sharding.

Skip assignment-specific validation and diagnostics when use-orchestrator=false, propagate the flag to the warm lifecycle, and label that path as the native fallback. Alternatively, emit a complete assignment object that satisfies every lifecycle consumer.

🌐 Web query:

official GitHub documentation actions/checkout v4 persist-credentials default workflow_dispatch who can run workflow manual input script injection

💡 Result:

<search_synthesis>
The official GitHub actions/checkout v4 action has a persist-credentials input that defaults to true [1][2]. When set to true, the action configures the authentication token (or SSH key) in the local Git configuration, allowing subsequent scripts in the workflow to perform authenticated Git commands [3][4][5]. This token is automatically removed during the post-job cleanup [3][4]. Regarding workflow_dispatch and manual inputs: 1. Who can run it: By default, any user with write access to the repository can manually trigger a workflow configured with the workflow_dispatch event [6][7]. For workflows that require restricted access, you can use GitHub Environments to set protection rules that require specific reviewers or teams to approve the run before it proceeds [7]. Alternatively, some developers implement custom guard steps within the workflow to programmatically check the actor's permission level via the GitHub API before executing sensitive jobs [8]. 2. Script injection risk: A significant security risk exists when user-supplied inputs from a workflow_dispatch event are used directly within run: blocks using the ${{ }} syntax [9][10]. Because GitHub Actions evaluates these expressions before the shell interprets the command, an attacker can provide malicious input (e.g., "; command #) to break out of the intended command and execute arbitrary shell code [9][11][12]. To prevent script injection: - Never interpolate inputs directly into run: blocks [9][10]. - Instead, assign the inputs to environment variables (e.g., env: INPUT_VAL: ${{ inputs.val }}) and reference those variables within your script (e.g., run: echo "$INPUT_VAL") [9][13][12]. This ensures the input is treated as data by the shell rather than executable code [10]. - Implement strict input validation (e.g., using regex patterns) to reject unexpected characters or values before they are used in any command [9][10].
</search_synthesis>

To put this in perspective, consider a scenario where you have workflows for building and testing your application on different operating systems — Windows, macOS, and Linux. Without the checkout action, you would need to manually script and maintain the steps for cloning your repository in each workflow. - Multi-repo support: As highlighted previously, the checkout action also supports cloning multiple repositories, which can save you additional steps in your workflow. This can be particularly useful if your pipeline relies on additional dependencies from outside your repositories. - Inbuilt authentication: The checkout action handles authenticating to GitHub very intuitively, allowing you to clone private repos and even make commits to repos as needed. Achieving this manually would usually require a lot of shell scripting magic and would easily become repetitive when used across multiple workflows. ... jobs: build: runs-on: ubuntu-latest steps: - name: Checkout repository uses: actions/checkout@v4 ... The snippet above creates a step called “Checkout repository”, which uses the actions/checkout action. The @ character allows you to pin the version of the action—in this case, version v4. You can see previous and future versions in the checkout releases on GitHub. ... By default, this step clones the repository where the workflow is running. Although this is ideal in most scenarios, it may not suit all use cases — as we will see in the section that follows.

Bind workflow_dispatch inputs with env instead of expanding them into shell scripts. The shards and level inputs are unrestricted strings. On a manual dispatch, a user with write access can provide shell syntax that breaks out of the generated script and executes arbitrary commands on the runner. actions/checkout@v4 runs first and persists the workflow token in local Git configuration, so the injected command can access that credential. Its effective permissions depend on repository defaults because these workflows declare no permissions.

Apply the same change to every expression-to-shell expansion:

  • .github/workflows/e2e-monorepo.yml: lines 86, 103, 552, and 811.
  • .github/workflows/e2e-jest-monorepo.yml: lines 73, 324-325, and 499-500.

Move shards and level into step-level env blocks, then reference "$SHARDS" and "$LEVEL" inside the scripts. Keep the action with: inputs separate from this change.

Require an executable warm test to pass.

The warm shard command ignores Playwright failures with || true. The timing extractor sums every non-skipped result duration, including failed results. Therefore, an all-failed executable warm run can satisfy the report-coverage, measurement, and merge invariants. Static skipped and todo tests must remain exempt when no executable tests exist.

Use single-quoted strings in the new TypeScript code.

The changed modules and tests introduce double-quoted strings. Use the repository quote convention consistently.

  • packages/jest-orchestrator/src/core/format-duration.ts#L8-L8: replace new double-quoted string literals with single-quoted literals.
  • packages/playwright-orchestrator/src/core/format-duration.ts#L8-L8: replace new double-quoted string literals with single-quoted literals.
  • packages/playwright-orchestrator/__tests__/format-duration.test.ts#L1-L1: replace new double-quoted module specifiers and test literals with single-quoted literals.
  • packages/jest-orchestrator/__tests__/core.test.ts#L8-L8: replace new double-quoted module specifiers and test literals with single-quoted literals.

As per coding guidelines, **/*.{ts,tsx} requires single quotes and semicolons in TypeScript code.

Validate timeoutMs at the public API boundary.

The exported discoverTests and runShard functions accept timeoutMs?: number and only apply defaults. Direct callers can pass negative, NaN, or infinite values. Node schedules each timer with these values, then formatDuration throws a RangeError inside the callback before reject runs. This can leave the operation without its documented DiscoveryError or ShardRunError.

Validate the resolved timeout as finite and non-negative before spawning Jest or scheduling the timer. Return the corresponding typed error rejection for invalid values.
