Summary

This PR prepares the repository for implementation sign-off by completing documentation re-baselining and structuring the backlog into execution phases.

What changed

  • Established canonical documentation set in docs/
  • Archived legacy docs to docs/archive/legacy-2026-02/ with stubs for high-traffic legacy paths
  • Added ADR framework and seed ADRs in docs/adr/
  • Removed deprecated workflow artifacts and references
  • Introduced backlog structure (backlog/active, backlog/done)
  • Added analytics/PostHog work items in backlog/active
  • Added phased execution map in backlog/PHASES.md
  • Moved completed documentation-foundation items into backlog/done

Why

To enable explicit review/sign-off before PostHog implementation begins, with dependencies and privacy decisions clearly scoped.

Sign-off checklist

  • Canonical docs structure is approved (docs/README.md, docs/PRD.md, docs/architecture.md, docs/sitemap.md, docs/contributing-docs.md)
  • Legacy archive/stub strategy is approved
  • ADR approach and initial ADRs are approved
  • Backlog phase breakdown in backlog/PHASES.md is approved
  • Analytics work-item scope is approved before implementation

Out of scope in this PR

  • No PostHog SDK integration
  • No analytics event instrumentation in app code
  • No SEO/performance quick-fix implementation

- Deleted `.claude/settings.local.json` as it is no longer needed.
- Removed command files for `/plan`, `/track`, `/track-bug`, and `/track-idea` to streamline the command structure and eliminate redundancy.
- This cleanup enhances maintainability and focuses on essential functionalities.

- Updated comment for the Netlify build directory for clarity.
- Updated `README.md` to include a new documentation section with links to canonical docs and workflows.
- Removed outdated references from `TODO.md` to streamline the task list.
- Introduced new markdown files for archiving legacy documents and establishing a decision record (ADR) system.
- Created a comprehensive architecture document outlining the current project structure and deployment details.
- Established a documentation workflow to ensure consistency and clarity in future updates.
- Introduced a new `PHASES.md` file outlining the backlog phasing plan, detailing implementation phases, dependencies, and exit criteria.
- Created individual markdown files for analytics tasks, including decisions on scope and privacy, implementation of an analytics wrapper, and event instrumentation.
- Established clear acceptance checks and constraints for each task to ensure compliance with privacy and documentation standards.
