refactor(aidd-dev): lean the implement skill for small models #1076

Closed

Description

@blafourcade

Problem

aidd-dev:02-implement is 5 files and 732 words: three actions (prepare, execute, finalize). It reads phase-<n>.md beside plan.md and sets the plan status. The lean plan skill changes what it reads (an Impact section, a safety-net phase, documentation work carried as tasks), and nothing yet tells implement to apply them. Under opencode with Mistral small and medium models, medium has been seen to implement and commit when it was only asked to plan, so the boundary with plan must be explicit on both sides.

Scope

Acceptance criteria

  • The pre-commit gates pass, with fewer words than today.
  • A plan written by the lean plan skill is implemented phase by phase on Claude haiku and sonnet and on mistral-medium-2604.
  • The skill stops at the plan's acceptance criteria and does not commit or push unless asked.

Prior art in this repo

Out of scope

  • plan, assert, review: separate issues.
  • auto mode of aidd-orchestrator:01-sdlc.

Delivered in #1126, with these differences from the text, on purpose:

    • Words: 790 in total against 732, but the part read on every run (router and actions) is 548 against 665. The total grew because the skill now carries a validation script's contract, a run record template and two references.
    • Commits: each validated task is committed by default and nothing is ever pushed. never in project memory is obeyed (zero commits). An absent policy is not read as never; see the decision on feat(framework): make implementation commits obey project policy #413.
    • Models: Claude haiku, sonnet and opus pass the plan from the lean plan skill. mistral-medium-2604 ended the plan with the script on OK in 8 of 8 runs on a 2-phase plan and in 1 of 3 on the 3-phase plan, the longest. mistral-small-2603 does not follow the router (it never reads an action), with the previous skill as well.
    • Added beyond the text: a validation script, a run record the review skill can read, and a guard on the files the user had modified before the start.
Known limits are listed in refactor(aidd-dev): lean the implement skill for small models #1126.
