1.1.2 refuses nvidia/Qwen3.8-Flash-Next-FP4-Local: its index names shards under tensors/ #1187

Closed

Description

@jschmied

What happens. On main (since 46ce6dfd9, in 1.1.2), tensorfold-native serve nvidia/Qwen3.8-Flash-Next-FP4-Local (revision b9ce18a6) stops at once with error: BadIndex.

Why. The publisher's model.safetensors.index.json maps every tensor to tensors/model-000NN-of-00021.safetensors, and the files really are in that subfolder on Hugging Face. core/checkpoint_index.zig's plainName refuses any name containing /, so weightMap fails on the first entry.

Workaround. A folder of symlinks with the shards flat and the index rewritten to bare names loads and serves normally (35k and 98k prompts, MTP drafts, the prompt cache).

Suggestion. Accept relative names with subfolder parts, as long as no part is .., the name is not absolute and has no drive or device name, and the resolved path stays inside the checkpoint folder. That keeps the check's purpose and loads NVIDIA's own layout.

    Thanks @jschmied for the clear report and the workaround. #1179 (from @Bizuayeu) is now on main: an index may name a shard in a folder inside the model folder, so nvidia/Qwen3.8-Flash-Next-FP4-Local's tensors/ layout loads without the symlink folder, while names that leave the folder (.., absolute paths, drive or device names) are still refused and shard writers still take plain names only. I'll close this with the release that ships it.

    wow, fixed before i could post.. thanks :)

    Environment

    DGX Spark (GB10, aarch64), CUDA 13.0, nvcc 13.0.88, driver 580.x
    built from source: main @ e658ac9 (v1.1.2-11-g…), Zig 0.17.0, zig build native -Dnvcc=/usr/local/cuda/bin/nvcc -Dsm=121
    the v1.1.2 release is affected too: tag v1.1.2 (4ff7844) contains 46ce6df, while v1.1.1 does not

    bin/tensorfold-native serve "$SNAP" --port 7999 --context 4096 --parallel 1
    Actual

    error: BadIndex
    and nothing else — no info:/tensorfold: startup line, no field named, and it exits before CUDA init (no GPU memory taken). info on the same directory resolves the checkpoint fine, so the directory is not malformed as far as the rest of the engine is concerned.

    Expected it loads: this is the checkpoint docs/recipes/flash-next-cuda.md measures in "The ModelOpt checkpoint on one GB10" (nvidia/Qwen3.8-Flash-Next-FP4-Local, revision b9ce18a6).

    Root cause
    zig/src/core/checkpoint_index.zig:23 calls plainName() (:6) on every weight_map value; plainName rejects any name containing /. weightMap is reached from shardFiles (zig/src/core/checkpoint.zig:12, call at :26), which on success allocates {dir}/{file} — so the loader needs the name relative, yet refuses one carrying a directory. This repo's index has 375,487 entries, all of the form tensors/model-000NN-of-00021.safetensors (21 shards under tensors/), i.e. a layout chosen by the publisher.

    Two smaller points under the same heading:

    zig/src/native/cuda_memory.zig's test "the weights' bytes: each file the weight map names once, under a folder too" asserts that a map entry tensors/native-QB.safetensors is counted (17 = 10 + 7 bytes). So the memory-estimate path accepts a folder component while the loader refuses it: the same directory reports a floor via info and then refuses to serve it.
    shardFiles' no-index fallback only iterates the top level of the directory, so a subdirectory layout with no model.safetensors.index.json fails as NoSafetensors for the same underlying reason (read, not run).
    Regression the v1.1.1 release binary serves this exact directory: [tensorfold] serving Qwen3.8-Flash-Next at http://0.0.0.0:7777/v1 (… context: 262144; loaded in 151.6s), and answered requests. Same checkpoint, same box.

    Workaround (what I'm running now): a flat mirror — 21 symlinks named model-000NN-of-00021.safetensors plus an index rewritten with the plain shard names — loads and serves (/health, /v1/models, a real completion). No engine change.

    Ask
    Accept a plain relative path inside the checkpoint directory (keep rejecting absolute paths, .., drive letters, control characters and the Windows device aliases the current check already covers), or, failing that, have weightMap/shardFiles name the offending shard in the error — error: BadIndex with no log line leaves nothing to act on. Happy to test a patch if you want one.

    The family half of this turned up while working on P0: families/flashnext/index.zig validates the weight map a
    second time and refused any / in a shard name (UnsafeFlashShard), so #1179's core fix was not enough for
    Flash Next on CUDA — serve still stopped before CUDA init. Filed with the code pointers and evidence as #1220;
    fix in #1221 (admits tensors/model-…safetensors, keeps ../, absolute, drive, hidden and device-name refusals,
    plus loader/pull/info regressions and a test-pull-host step). Host tests only so far; a served receipt from a GB10
    follows.

    Thanks @jschmied, and @ndk770 for the environment details. 1.1.3 ships #1179, so an index may name its shards in a folder inside the model folder. We served nvidia/Qwen3.8-Flash-Next-FP4-Local @ b9ce18a6 on a GB10 from its unmodified tensors/ layout, with no symlink folder, on this release's code. @paragontasx's report of a second, Flash Next-specific shard check is tracked separately in #1220, with its fix in #1221, and we'll run it against the same checkpoint. Closing this one; please reopen if 1.1.3 still refuses your copy.
