Summary

This prevents one cancelled request from leaving an application unable to authenticate with CipherStash. The Rust authentication library (stack-auth) now finishes renewing and saving login credentials after the caller stops waiting. Later requests can use the renewed token instead of requiring a process restart.

Changes

  • Authentication: move native token renewal into a separate Tokio task, which runs asynchronous Rust code. The task owns the exchange, saving, and cache update; WebAssembly renewals still run inline.
  • Concurrent requests: close a missed-wakeup race that could leave callers waiting forever, and avoid returning the old token if it expires during renewal.
  • Tests: check cancellation before and after the server replaces a credential, during saving and cache updates, after failed renewals, and when every caller drops the strategy. Add repeatable load tests with 256 callers, random cancellations, simulated errors, and a server that rejects reused refresh credentials. Assert the initiating caller's token immediately before, at, and after expiry. Run the native Go authentication guest's exchange test under Tokio.
  • Continuous integration (CI): run the short load test on every pull request. Run the long test on authentication changes, automated package-version PRs, and before publishing Rust crates. Publishing workflows continue to build without restoring caches.
  • Release and documentation: add an @cipherstash/auth patch changeset and document the runtime and token-store requirements.

Verification

Local checks used Rust 1.94.1 through the repository's mise test environment:

  • cargo nextest run --locked -p stack-auth --all-features: 277 tests passed; the long soak is ignored by this command and was run separately. The long load-test harness passed with 4,194,304 calls and 24,288 credential renewals across four seeds, with no credential reuse or lost saved credentials.
  • Five targeted workflow suites through pnpm exec vitest run --config scripts/vitest.config.mjs: 66 tests passed, covering the new load-test gates, crate task wiring, cache settings, publishing permissions, and path filters.
  • cargo test --locked -p stack-auth --doc --all-features: 22 documentation examples passed. Rustdoc and Clippy also passed with warnings treated as errors.
  • cargo check passed for stack-auth --no-default-features --target wasm32-wasip1 (WebAssembly System Interface), the Node authentication binding, and stack-encrypt.
  • Rust formatting, Biome, Actionlint, and the release-workflow cache checks passed. cargo mutants --list confirmed that the adjusted exclusions still leave native token-store mutations enabled.
  • cargo mutants -p stack-auth -p stack-encrypt --in-diff <PR diff> --jobs 2: 5 caught, 9 unviable, 0 missed, 0 timed out. The new expiry test catches both reported comparison mutants. Standalone #[cfg(test)] attributes prevent mutation of the test harnesses while preserving all 14 production mutants; no new mutation exclusions were added.
  • mise run wasm:auth-guest:test: 15 tests passed, along with formatting, native and WebAssembly Clippy, and WebAssembly rustdoc checks. mise run wasm:auth-guest:build passed its release build and host-import checks; CGO_ENABLED=0 go test -count=1 ./auth passed against that guest.

On commit 04a349f69, the CI mutation gate passes: 5 caught, 9 unviable, 0 missed, 0 timed out. Other CI checks are still running.

Review notes

Start with AutoRefresh::start_refresh and the cancellation tests under packages/stack-auth/src/auto_refresh/tests/.

Native callers now need an active Tokio runtime. Custom native TokenStore implementations must be Send + Sync + 'static: they must own their captured state rather than borrow a request handler's stack. Save callbacks run in the renewal task, so they cannot rely on the original task's local context. Shutting down the runtime can still interrupt an unfinished renewal.

Merge Risk: 🔵 Low · up to 04a34

Native callers outside Tokio may panic when a token needs refreshing. The runtime requirement is documented, but caller compatibility remains uncertain; this is mergeable with owner awareness of that constraint.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to 04a34

Keeping refresh work alive protects rotating credentials from ordinary request cancellation. However, OIDC bookkeeping still removes pending entries when callers leave, allowing overlapping background exchanges after repeated cancellation. A narrower runtime-shutdown cleanup gap can also strand a retained strategy. Existing token-identity checks remain in place.

Retained concerns

  • Medium · security · inferred: OIDC cancellation removes the pending per-JWT engine while its newly detached exchange continues. A subsequent cold call can therefore create another engine for the same JWT instead of sharing the existing work. Repeated cancellation can accumulate authentication work outside the active-request lifecycle, and abandoned results do not reach the strategy-wide settlement path. Exposure is conditional on applications cancelling these futures; completed cache entries, JWT-bound stores, workspace checks, and normal HTTP timeouts constrain the effect but do not preserve pending-work coalescing.
  • Low · reliability · inferred: Native refresh initiation sets the single-flight flag before spawning, but constructs its cleanup guard only inside the running task. Shutdown before that task's first poll can leave the flag set without an owner capable of clearing it. If the strategy survives and is reused on another runtime, callers can wait indefinitely once its cached token is unusable. The base inline path constructed its guard before suspension. Runtime-draining documentation and post-start cancellation tests mitigate ordinary use but do not resolve this recovery window.
Security review details

Security Blast Radius

  • inferred — The cancellation-related resource concern affects applications sharing a native OIDC strategy and their upstream authentication service. The inspected path supports overlapping exchanges, not increased credential privilege or demonstrated cross-user token disclosure. The shutdown concern is confined to strategy state retained across runtime teardown.

Security Findings and Attack Paths

  • inferred — If a host forwards caller JWTs and cancels authentication futures on disconnect or deadline, repeated cold calls for the same JWT can remove pending ownership while leaving earlier exchanges running. The next call creates fresh work, increasing background resource consumption relative to the base's cancelled inline execution. Deployment-level reachability and downstream rate limiting remain unverified.

Trust Boundaries and Controls

  • observed — OIDC acquisition obtains the caller's JWT before selecting its engine. Stored-token digest matching and workspace verification remain enforced. Native device-session refresh also retains its cross-process lock across exchange and persistence, with a disk-token recheck before rotating.

Resilience and Maintainability Implications

  • observed — TokenStore persistence remains best-effort and cannot report save failure through its return type; this contract predates the PR. Native callers are now instructed to keep the runtime alive until refreshes finish and to use owned store state independent of request-local context.

Hardening Proposals

  • proposed — Align pending OIDC registration, outcome settlement, and refresh cleanup with the lifetime of owned work rather than its waiting caller. Establish cleanup ownership before scheduling, and validate repeated cancellation and shutdown-before-first-poll recovery transitions.

Native token refresh now runs in an owned Tokio task, so the guest header test must await its exchange inside a runtime. Add Tokio only as a development dependency and retain the existing header assertions.

Mutation testing (cargo-mutants, --in-diff, stack-auth + stack-encrypt)

caught missed unviable timeout
5 0 9 0

Every mutant in the changed lines was caught by a test.

Assert which token the initiating caller receives immediately before, at, and after expiry so both surviving comparison mutations fail. Keep cfg(test) separate on the cancellation and soak modules so cargo-mutants recognises the test harnesses without weakening production mutation coverage.

The full PR mutation sweep passes with 5 caught and 9 unviable mutants, no survivors or timeouts. Refs #1170.

🩺 Stability & Availability | 🟡 Minor | ⚡ Quick win

Native start_refresh panics when no Tokio runtime is current.

tokio::spawn panics if the caller does not run inside a Tokio runtime context. The previous code ran inline, so it worked under any executor. Examples are futures::executor::block_on and smol. A native caller that uses another executor now panics on the first refresh. The cached-token path does not reach tokio::spawn, so the panic appears only at expiry, which is late and hard to diagnose. The PR documents this requirement. Still, consider using tokio::runtime::Handle::try_current(). If no handle exists, run run_refresh inline. Otherwise return a typed Internal error instead of panicking.

Proposed fallback
-            let shared = Arc::clone(self);
-            tokio::spawn(async move { shared.run_refresh(state, credential).await })
- .await

Review: cancellation-safe token refresh (#1170)

The fix is sound. I checked the cancellation design, the missed-wakeup fix and the tests. I found one release defect that you must fix before merge. It does not affect runtime correctness. Earlier comments already cover the no-runtime panic, the OIDC pending-entry removal and the guard that the task creates after spawn. I do not repeat them here.

What I verified

  • I put the inline run_refresh back in place of tokio::spawn (auto_refresh.rs:367-374). Then 7 of 8 tests in cancellation.rs and soak.rs fail. cancellation_soak_short fails with session lost: Expired. The tests reproduce #1170. They do not only check for a hang.
  • I removed the flag recheck at auto_refresh.rs:460 (the code always awaits). Then guard_notification_before_waiter_registration_is_not_lost fails. The race fix has a test.
  • Waiter registration is correct. enable() runs under the state lock. install_refreshed_token and the error path clear the flag under the same lock, and they call notify_waiters after that. CancelGuard is the only lock-free notifier, and the recheck covers it.
  • napi: @cipherstash/auth async calls run on the napi Tokio runtime, so tokio::spawn works there. stack-auth-wasm and the Go guests use the wasm32 inline path.

Blocking

  1. The breaking crate change is not marked, so the stack-auth CHANGELOG will not show it. See the inline comment on token_store.rs:80.

Suggested follow-up PR

These items do not block.

  • auto_refresh.rs:526: the initiating caller gets the old token while a new token is installed. See the inline comment.
  • soak.rs: the soak runs on a current-thread, paused-time runtime. It cannot find a multi-thread interleaving. With the recheck at auto_refresh.rs:460 removed, the soak still passes. Add a short multi_thread run with real time and a small round count. It finds different bugs from the seeded run.
  • languages/golang/auth/guest/src/auth.rs:9,158,161,210 still use futures::executor::block_on around get_token. That is correct on wasm32 (inline path). A native build of that code now panics on the first refresh because no Tokio runtime is present. Only the tests compile the guest for native targets today. Put those calls under #[cfg(target_arch = "wasm32")], or add a comment that says the native build must not call them. Then a future native test does not find the panic by accident.
  • release-plz.yml:228: see the inline comment.

Blocking. This line adds 'static to a public trait. stack_auth::TokenStore and stack_auth::store::TokenStore export it (lib.rs:121, lib.rs:224). TokenStoreFn now also needs 'static closures (token_store.rs:230-232). A crates.io user whose store borrows request state does not compile after this change. Native callers now also need a current Tokio runtime. Before, any executor worked.

Both changes break callers of the published crate. But the commit that adds them is fix(auth): finish token refreshes after caller cancellation (e3779f722), with no ! and no BREAKING CHANGE: footer. This repo merges with merge commits, and cliff.toml builds the stack-auth CHANGELOG from those commits. The ### ⚠ Breaking changes section in packages/stack-auth/CHANGELOG.md comes only from ! commits. For an example, see fd0ee9151 fix(stack-auth)!: .... Issue #1170 says that Rust callers of the crate are the only audience with a verified exposure. Those callers get no migration note.

After merge, you cannot change this. Fix it before merge:

  • Reword e3779f722 to fix(stack-auth)!: ....
  • Add a BREAKING CHANGE: footer. Give the 'static bound on TokenStore and TokenStoreFn, and the Tokio runtime requirement on native targets.
  • Re-sign the commits after the rebase (git rebase --force-rebase --gpg-sign).

The next stack-auth release is 0.44.0 already, because of fd0ee9151. You do not need a version bump in this PR.

Follow-up (non-blocking). On success, the code installs the new token, but the initiating caller gets the old token. The old token can have only a few seconds left. It is in the 90 s leeway window (EXPIRY_LEEWAY_SECS), so the caller can get a 401 during its request. install_refreshed_token already returns the new ServiceToken, and line 523 discards it (let _ =). Return that token on this branch. Then you can remove the current_expires_at comparison and its two boundary tests. The old code had the same behavior, so this is not a regression.

Follow-up (non-blocking). This job runs on every push that matches the path filter. It runs before release-crates checks whether a crate version is unpublished. A soak that fails or times out also stops the stack-kms, stack-encrypt and stack-encrypt-derive releases, which do not depend on the refresh engine for publication. Gate the job on needs.crates-armed.outputs.armed == 'true'. Better, move the unpublished-version preflight into its own job, and run the soak only when stack-auth has an unpublished version.
