Description

standing-pr merge without --publish returned null after a successful merge. So --json reported changed: false, the same as finding no open standing PR. A missing GitHub context or token also returned null, so a misconfiguration exited 0.

  • The result now says what happened: { action: 'merged' | 'noop', prNumber, prUrl, releaseOutput? }, following the action field of standing-pr update. changed is true whenever the merge happened, whether or not it published.
  • With --publish, the publish result moves from data to data.releaseOutput.
  • No open standing PR reports data: { action: 'noop' } rather than null.
  • A missing GitHub context or token now throws, as standing-pr publish does (GENERAL_ERROR, exit 1).

Unchanged: if --publish merges and the publish then fails, the error envelope still reports changed: false.

Testing Notes

  • New tests, each run through standing-pr merge --json and checking the envelope and the exit code:
    • A merge without --publish reports changed: true with the merged PR.
    • No open standing PR reports changed: false with { action: 'noop' }.
    • No GitHub context fails with GENERAL_ERROR and exit 1, and merges nothing.
  • All three fail without the change, as does the updated --publish assertion.
  • Gate: lint, typecheck and pnpm test pass.

🤖 Generated with Claude Code

`standing-pr merge` without `--publish` returned null after merging, so
`--json` reported `changed: false`, the same as finding no open standing
PR. It now returns `{ action: 'merged' | 'noop', prNumber, prUrl,
releaseOutput? }`, and `changed` is true whenever the merge happened.
With `--publish`, the publish result moves to `data.releaseOutput`.

A missing GitHub context or token now throws, as `standing-pr publish`
does, instead of logging an error and exiting 0.

Closing as a duplicate of #748. That one fixes #724 without changing the merge --publish --json output shape, which suits the 0.42.1 patch better.
