The README had grown into a 400-line design document — correct, but nobody arriving at the repo reads that. It now answers the visitor's questions in order: what it is, why you'd want it, what a receipt looks like (a real-shaped sample with a refutation and a remainder, the two sections that ARE the product), install, run, merge-gate wiring, and a table of what gets checked today. Nothing is deleted: the model, harvester rationale, binding rungs, measured numbers, and the known-limitations register move verbatim to DESIGN.md, linked from the README.
