Closes #436, #442, #445, #438, #505.

Works toward #357 (see below for what is left there).

What this does

The HeadRoom comparator had four defects. Each one flattered one side. Fixing them, plus two engine changes, takes the must-win gate from 47 enforced with 16 open to 59 enforced, 0 open, 0 regressed (--promote retracted 0). All four records come from b1231a8c on a clean tree, both arms of one paired 18-workload capture.

Comparator fixes

  • Our spill path was invented. Every arm handed the engine .token-optimizer/spill/b1-block (8 tokens), but the proxy's sink wrote <tmpdir>/token-optimizer-spill/<24hex>/<16hex>-block. That's 39 tokens of marker on Linux and 51 on Windows, against 17 for their <<ccr:...>>. The engine's own trial run priced the same fiction.
    • The proxy now spills to <home>/.tok/<pid>/<15 digits>: one directory per proxy (suffixed when a process runs several), deleted at shutdown, and pruned by asking the OS whether the owner is alive.
    • The engine, the proxy and every bench share the path rules in src/compress/spill-path.ts.
  • Their retrieval tool was free. Their proxy injects headroom_retrieve to redeem a marker; ccr_inject_tool defaults to True in headroom/proxy/models.py.
    • headroom/ccr-tool.py records the definition from their own package. It's charged wherever their output carries a marker: 1,100 tokens across the corpus.
    • The cached-prefix rewrite the tool causes is not charged, which errs in their favour.
  • Their fetch latency was dropped. resolve-theirs.py timed it in every chunk; chunk-merge discarded it, and head-to-head read it from the wrong file. Every latency criterion where they force a round trip therefore read UNMEASURED.
  • Four rows had no proxy figure. The raw-data rows now reach the proxy as the text of one user turn, the shape a client really sends.

Engine

  • feat: win cost, speed and retention on relevance-probe #442 speed: records() skips the escape rewrite when there is no escape, and dictsOf() prices each distinct value once.
    • relevance-probe default arm, median of 300 calls over 7 launches each: 7.03 → 5.96 ms (p90 7.7 → 6.6).
    • Output is byte-identical on all 18 payloads, with and without a sink (36 of 36).
  • Prose elision dropped comment lines from source listings. A gutter like L755| , 0300# or a git grep -n path prefix wasn't recognised. I hit this repeatedly in a live session. Three of the four new tests fail without the fix.

Decisions taken (via AskUserQuestion)

  • On the four tie-at-p0 rows, cost is judged on the proxy, following feat: define the must-win metrics and the gate that enforces them #435's "match the mechanism". The block engine runs with no sink, so by design it cannot make the move their p0 hand-off makes. Its cost on those rows is still reported, under NOT CLAIMED. An out-of-scope criterion is now neither open work nor promoted into the ratchet.
  • The README section is retitled "How it compares to HeadRoom" and says where each side wins.

README (#505)

  • The table is rendered from the record by readme-headroom.render.mjs: 18 rows, with a proxy column.
  • readme-headroom.check now compares every cell against its column, which closes its documented membership-not-placement hole. It also runs in CI (the bench-proof job).
  • The proxy removes 91.5% of the corpus tokens against their 61.4%. It is cheaper than their best arm on 18 of 18 rows at p0 and 17 of 18 at p1. The p1 exception, agentic-conversation, is named in the prose.
  • Their wins are stated too. The block engine alone loses reduction wherever they offload. The proxy is level on grep-output and raw-build-log, and 0.1 points behind on codebase-exploration.

Verification (this session)

  • CI fixes after the first push: the known-answer mirror now unwraps the one-turn wrapper; the readme-prose test's floors follow the rewrite; three commit subjects were reworded, which changed every SHA, so the records were re-taken.
  • Gate: must-win exit 0; bench:instruments exit 0. readme-headroom, readme-table and readme-prose all pass.
  • Tests: compress unit tests 938 passed; record-reading bench tests plus tests/unit/proxy 398 passed. New: spill-path.test.ts (13 tests) and mergePerFetch checks.
  • One pin moved: in break-even-says-which-side-wins.test.mjs, grep-output's crossing went 85% → 84% in both records. It moved toward us because their cost now includes their tool.

Not verified / left open

  • "On whole sessions" table: it comes from four private transcripts that aren't in the repo, so I couldn't re-derive it. Its replay sink used a 64-hex invented path, longer than the canonical one now priced, so the published figures err against us.
  • Benchmark harness and competitive program: rank first on measured session cost #357: M3–M8 are THOL end-to-end campaigns against real agent sessions (Docker plus paid API usage). This PR doesn't close it.

📝 Walkthrough

The pull request updates spill-path generation and proxy spill-root handling. It changes HeadRoom benchmark accounting, ratchets, README reporting, and validation. It also adjusts JSON-fragment parsing, dictionary cost weighting, and prose classification.

Changes: Spill-path handling

Layer / File(s) Summary
Shared spill-path contract and tests
src/compress/spill-path.ts, tests/unit/compress/spill-path.test.ts
Adds helpers for spill bases, per-process roots, content-based names, dead-root filtering, and canonical paths. Tests cover helper output and filtering.
Proxy spill roots and dry-run paths
src/proxy/server.ts, src/compress/router.ts
The proxy stores spills under per-process roots in the home directory, prunes roots identified as dead, and creates directories with mode 0700. The router uses canonical paths for dry runs.
Benchmark spill sinks
bench/compression/spill-sink.mjs, bench/accuracy/squad-eval.mjs, bench/compression/{adversarial,evict,proof,replay,session-replay,transient-expansion}.mjs
Benchmark callbacks use benchSpillPath(content) rather than constructing paths from hints, counters, or local hashes.

HeadRoom benchmark and README reporting

Layer / File(s) Summary
Retrieval and cost accounting
bench/compression/chunk-merge.mjs, bench/compression/chunk-merge.check.mjs, bench/compression/head-to-head.mjs, bench/compression/headroom/ccr-tool.*
Merges per-fetch measurements and records injected CCR tool tokens in competitor costs. The comparator checks HeadRoom tool-definition versions, validates proxy payload shape, and adds proxy totals and costs when measurements cover all rows.
Benchmark ratchets and comparison checks
bench/compression/must-win.check.mjs, bench/compression/headroom/results/must-win.ratchet.json, tests/bench/break-even-says-which-side-wins.test.mjs
Unenforced out-of-scope criteria are recorded as unclaimed. The ratchet adds passing merged/warm records and superseding metadata. The grep-output break-even expectation changes from 85% to 84%.
HeadRoom README reporting and validation
README.md, bench/compression/readme-headroom.columns.mjs, bench/compression/readme-headroom.render.mjs, bench/compression/readme-headroom.check.mjs, bench/compression/readme-prose.check.mjs, bench/compression/instrument-roster.check.mjs, .github/workflows/quality-gates.yml
Updates the HeadRoom comparison, workload table, corpus totals, and benchmark prose. Shared column definitions drive rendering and table-placement validation. The quality-gate workflow now runs the README check.

Compression parsing and classification

Layer / File(s) Summary
Record parsing and prose detection
src/compress/json-fragments.ts, src/compress/prose.ts, tests/unit/compress/prose-keeps-line-oriented-content.test.ts
JSON parsing skips structural-newline replacement when no escaped newline occurs. Dictionary cost calculations account for repeated values. Prose detection recognizes additional source-line gutter formats, with tests for those formats.

Two proxy problems appear when the spill root is overridden. A relative path can make spilled blocks unrecoverable. Pointing the override at a shared directory can delete unrelated numeric folders at startup. On the benchmark side, the README check can miss a removed column, a required block-engine cost win is no longer enforced, unpriced runs can crash, and latency verdicts can draw on timings from a different chunk. Address these before merging.

Full details: Out of Scope Changes check

Explanation

The changed spill-path rules, comparator pricing, fetch-latency merge, proxy input handling, gate updates, README generation and checks, engine performance changes, and prose-elision tests support the PR's stated benchmark, engine, and documentation objectives. The private whole-session table and #357 campaigns remain explicitly outside this change. No unrelated change is demonstrated by the available evidence.

Full details: Description check

Explanation

The description is detailed and covers the linked issues, changes, verification results, limitations, and remaining work. It does not use every template heading or checklist item, but the missing sections are non-critical because the required context is otherwise provided.

Full details: Linked Issues check

Explanation

[#436] The current ratchet enforces codebase-exploration/cost-proxy, latency, retention, and turns. It does not enforce codebase-exploration/speed. The ratchet also records the old codebase-exploration/speed result as retracted. Therefore the required transform-time comparison is not complete, even though the modeled-session latency comparison and retention floor are enforced. The tie-at-p0 block-engine cost is explicitly marked NOT CLAIMED, while the proxy cost is enforced. The PR provides no evidence that the missing speed criterion now passes.

Resolution

Record a valid current two-pass transform-speed comparison for codebase-exploration with the required p90-versus-p10 rule. Promote codebase-exploration/speed only after it passes and remains tied to the published capture fingerprint. If it fails, improve the implementation and add or update automated coverage until the criterion passes.

Explanation

Docstring coverage is 71.43% which is insufficient. The required threshold is 80.00%. Docstring coverage is scoped to functions touched by this diff. Analyzed 21 functions across 26 files. (4 skipped: 4 unsupported.)

Resolution

Write docstrings for the functions missing them to satisfy the coverage threshold.

…l and their timed fetches

Four comparator defects, each flattering one side:

- every arm handed the engine an invented `.token-optimizer/spill/b1-block`
(8 tokens) where the proxy's sink wrote
  <tmpdir>/token-optimizer-spill/<24hex>/<16hex>-block (~40); the engine's
trial run priced the same fiction. The proxy now spills to
<home>/.tok/<pid>/<15 digits>, one directory per proxy (suffixed when a
  process runs several), pruned by asking the OS whether the owner is alive;
the engine and every bench price the same shape via src/compress/spill-path.ts.
- their `<<ccr:...>>` marker was priced and the `headroom_retrieve` tool their
proxy injects to redeem it (ccr_inject_tool defaults True) was not. Recorded
from their package by headroom/ccr-tool.py and charged as handed tokens
wherever their output carries a marker; the cached-prefix rewrite it causes
is not charged, which errs in their favour.
- their per-fetch latency was measured by resolve-theirs.py per chunk, then
dropped by chunk-merge and read from the wrong file by head-to-head, so every
latency criterion where they force a round trip read UNMEASURED.
- the four raw-data rows had no proxy figure; they now reach the proxy as the
text of one user turn, the shape a client really sends, and the corpus
  totals report the proxy arm.

…ctionary value once

relevance-probe's comparable speed criterion (#442) failed by 0.2 ms: our
default arm's p90 8.8 ms against their p10 8.6 ms. Profiled with --cpu-prof on
the recorded payload (single-threaded, 300 calls after 50 warm-up), the two
largest self-time lines were in json-fragments:

- records(): a regex replace with a callback ran over every compact record to
rewrite escaped newlines, and returns every quoted string unchanged -- so text
with no `\n` escape anywhere is its own answer. Now skipped when there is none.
- dictsOf(): every cell was serialised and tokenised, repeats included. Each
distinct value is now priced once and weighted by its count; the integer sums
and the first-occurrence order are the same.

Median of 300 calls over 7 launches each: 7.03 -> 5.96 ms (p90 7.7 -> 6.6).
Output byte-identical against the previous build on all 18 payloads, with and
without a sink (36 of 36).

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
…check in ci

Prose elision recognised a source listing only by a bare leading number, so
`L755| // comment`, `0300# // comment` and every `git grep -n` hit -- whose
line starts with the path -- read as prose, and a listing came back with
comment lines missing from its middle: the #469 failure through a different
door, hit repeatedly in a live session while reading head-to-head.mjs. The
gutter rule now takes a letter-prefixed or hash-terminated number and a
path:line: / path-line- prefix; a path is told apart from a hyphenated word by
its `/` or `.`. Three of the four new cases fail without the fix. No change on
any of the 18 HeadRoom payloads, with or without a sink.

readme-headroom.check ran only from scripts/verify-blockers.mjs, so the table
drifted through three re-records while CI stayed green; it now runs beside the
other README checks (#505).

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
…it cell by cell

- readme-headroom.render.mjs writes the HEADROOM-TABLE block from the record,
and readme-headroom.columns.mjs is the column-to-field map both it and the
check read. The check accepted a figure found anywhere in its row, so a cell
  under the wrong column passed (agent-loop's preset figures sat under `ours`);
it now requires every cell to equal its column, and every recorded workload
  to have a row (#505).
- the corpus totals carry the proxy arm's session cost at p0 and p1 and the
number of rows on which it is cheaper than their best arm, so prose that
  counts them quotes the record.
- README: the HeadRoom section is retitled and states where each side wins
(decision of 2026-10-17); the table is filled from the record in the next
  commit.
- token counts for every target after the spill-path and tool-pricing changes.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
…ion from the record

Records: all four from one clean commit, both arms of one paired
18-workload capture, with their fetch timings carried through the merge and
their retrieval tool priced. must-win: 59 enforced, 0 open, 0 regressed;
--promote retracted 0.

- on the four tie-at-p0 rows the cost criterion is the proxy's (decided
2026-10-17, following #435's "match the mechanism"): the block engine runs
with no sink and by design cannot make the move their p=0 hand-off makes.
Its cost there is reported under NOT CLAIMED, and an out-of-scope criterion
is now neither open work nor promoted into the ratchet.
- README: the HeadRoom table is rendered from the record (18 rows, a proxy
column); the corpus sentences quote the record's totals: the proxy removes
91.5% of the tokens against their 61.4%, and costs less than their best arm
  on 18 of 18 rows at p=0 and 17 of 18 at p=1. The proof table's
codebase-exploration row moved 53.7% -> 54.7% with the real spill path.
- readme-prose: scoped to the renamed section; four declarations whose
sentences are gone removed; 95.7% reclassified as another harness's figure,
which it always was. The roster names bench-proof as readme-headroom's runner.
- break-even: grep-output's crossing moved 85% -> 84% in both records, toward
us, because their cost now includes their tool.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
…8-row rewrite

- known-answer scorer: a non-conversation payload now reaches the body arm as
one user turn, so the mirror stub unwraps that turn the way it unwraps the
envelope, and the check asserts the body arm is present on every fixture
rather than absent on the non-conversations. A run that writes no record now
reports the scorer's error instead of an ENOENT on the read after it.
- readme-prose test: floors moved to the rewritten README's own counts (27
figures, 167 lines, 15 declarations, 10 retracted), with the reason in the
test; the control's forged 97.3% is asserted absent first, because the
99.4% it used is now a real table cell.

so the records named a commit (f6fe362) no longer in its history. All four
are re-taken from b1231a8 on a clean tree; must-win 59 enforced, 0 open,
--promote retracted 0; the README provenance line follows.

…oot, stricter merge and header checks

Review fixes on #506:
- the proxy writes an ownership marker into its spill directory before the
first spill, and prunes a dead proxy's directory only when that marker is
there: TOKEN_OPTIMIZER_SPILL_ROOT may point at a shared directory whose
numbered entries are not ours. A proxy-level test fails without the check.
- a relative TOKEN_OPTIMIZER_SPILL_ROOT is resolved to an absolute path, since
the marker's path is opened with the agent's own Read.
- mergePerFetch reports unmeasured when any chunk probed markers and timed
none, instead of lending that chunk's workloads the other chunks' timings.
- readme-headroom.check requires the whole header in order: a column dropped
from every row left no cell to disagree.
- proxyCheaper is null when costs are unpriced, as proxyCorpusAt already was.

No record changes: every capture chunk with markers timed them, and the
recorded run is priced. must-win 59 enforced, 0 open.
