perf(gui): keep cached-avatar recovery off the async executor - #282
Restoring from the desktop tray starts a fresh front-end process, so decoded avatars must be recovered from disk. Recovery previously decoded directly on smol's default single executor thread, and scheduling visible requests before overscan did not guarantee their local reads ran first.
Recover visible local avatars first, then use two dedicated decoder workers and a bounded priority queue (64 running/queued jobs). Scrolling promotes existing queued reservations without rereading files. Workers sleep when idle and reuse allocator arenas. Retired work skips decoding; completion rechecks account, generation and read ownership before RAM publication. Local hits and misses both wake deferred work. Known misses blocked by full network admission are retained in bounded state and retried on capacity release, without a disk-read/repaint loop.
The tray lifecycle, persistent keys/descriptors and PN/LID handling, account scopes, TTLs, cache budgets and dependencies remain unchanged. No reserved message-media/status files are modified.
Validation:
17 avatar tests pass in both debug and optimized headless builds, using the real manager, GPUI RenderImage, image decoder, RAM LRU and native persistent reader. Only the session transport/notification sink is stubbed; no WhatsApp session is opened.
Deterministic tests cover executor progress with occupied workers; two-job concurrency; promotion of already-queued overscan without duplicate reads; cancellation after clear/replacement/account change; offline recovery after missing/corrupt visible entries; and 256 occupied network slots with no repeated disk read and one retry when capacity is released.
Headless Clippy with -D warnings, formatting and workflow YAML parsing pass. Existing hit/eviction/corruption/demand tests pass.
Optimized local comparison: base e6e3020 versus head 2bfe5dc, same cloud runner, compiler, release harness configuration and dependencies; 15 fresh processes per fixture, 15 visible + 10 overscan avatars, blobs already local. Medians except CPU (mean /proc ticks):

Each process performs exactly 25 persistent reads, zero byte-fetch demands and 25 conditional metadata demands. Ten subsequent warm viewport demands add zero reads or requests. CPU is similar at the counter's resolution; first-avatar latency is similar. JPEG RSS increases ~1.3 MiB for the fixed workers. PNG RSS decreases. The generic blocking-pool experiment retained substantially more memory and was discarded. Earlier debug-only results showed higher CPU, which did not reproduce in the optimized comparison.
Additional qualification (2026-10-30): combined these production changes with #281 head e95deb7 in an isolated local branch; #281's branch was not modified. The real native GUI compiled with GPUI 0.3.10, all 588 executable GUI tests passed (8 ignored), and all 14 avatar-descriptor/PN-LID tests passed. Full workspace all-target/all-feature Clippy passed. The complete native workspace test/doctest command passed with CI's CARGO_INCREMENTAL=0 and CARGO_PROFILE_DEV_DEBUG=line-tables-only settings. An initial build exhausted local disk space; generated incremental/release artifacts were reclaimed and the full run then completed successfully.
Real graphical smoke: Debian 13 managed Docker, Xvfb 1280×800, Openbox and Vulkan llvmpipe (LLVM 19, CPU software adapter). The same #281 dependencies/profile and 30 local synthetic PNG avatars were used for base and candidate; seven avatars were visible. Each variant used three fresh GUI processes, with a private persistent Mesa shader cache: first opening, then two HideWindow/relaunch cycles. X11 pixel readback verified actual rendered avatar colors, not RAM readiness. Every process exited cleanly after the actual HideWindow IPC path, cached file hashes stayed unchanged, and all avatar demands were conditional metadata requests with zero byte demands. Live replacement, removal and restoration were also verified in rendered pixels.

These are small-sample debug/software-renderer observations, not production performance claims. Warm-process RSS observations averaged 231016 → 235870 KiB (~4.7 MiB more); whole-process CPU observations, including startup and the settling period, averaged 474.5 → 470 ticks. The first-avatar startup cost remains substantial even with quick local recovery; this PR does not promise an instant full-window restore.
Limits: the optimized table above ends at RAM readiness. The graphical probe includes fresh process startup and software graphics upload/drawing, but starts the replacement process from the test driver; it does not measure a physical tray click through the real daemon/window launcher or a hardware GPU/compositor. Exact heap allocation was not instrumented. The attached user video remains unavailable and has not been viewed; no download was retried. No video, frames or contact data are included in GitHub.
All three Codex findings were fixed with regression coverage; review of current head 533ae61 completed with no findings. Remote CI still has no terminal result: CI, Pages, release artifacts and the avatar comparison workflow remain queued/pending without steps or logs. Local qualification is not a substitute for reporting those checks green.

Walkthrough
Avatar restore now uses a bounded, priority-based decode queue and tracks persistent reads and deferred misses. The pull request adds lifecycle tests, an opt-in restore probe, and a workflow that measures base and candidate implementations.
Native avatar decodes use two workers and a shared limit for queued and running jobs. Queued work can be promoted. Decoding proceeds only when its current-state check passes.
AvatarManager tracks read reservations and priorities, defers network admission when capacity is full, and retries known misses without rereading storage. It checks reservation, account, and generation state before publishing decoded images. Tests cover recovery, promotion, and retired work.
Restore probe and workflow crates/gui/src/session/avatar/probe.rs, .github/workflows/avatar-restore.yml, docs/gotchas.md, crates/gui/src/session/avatar/native.rs, crates/gui/src/session/avatar/mod.rs
The probe measures synthetic PNG and JPEG restores and warm-cache reads. The workflow measures base and candidate implementations and runs avatar lifecycle tests. The documentation describes the native restore path and probe limits.
oxidezap/client#244 reports profile pictures disappearing after refresh, scrolling, or cache eviction. This pull request changes local avatar recovery and retries deferred cache work.

Avatar restore now runs on two fixed decoder threads. If a malformed cached image makes the decoder panic, that thread is lost until restart, and local avatar recovery can slow down or stall. This is a narrow edge case that can be fixed with a small change, so the PR is mergeable once the owner has addressed it or accepted it.

Explanation
The title "perf(gui): keep cached-avatar recovery off the async executor" matches the main change. The PR moves native cached-avatar decoding from the smol default executor to two dedicated decoder workers with a bounded, priority-aware queue. The changeset adds these workers in native.rs, the AvatarManager scheduling and deferred-miss logic in mod.rs, and the probe that measures executor heartbeat gaps. The title is concise, uses a conventional commit prefix, and names the primary change without file lists or vague terms.

Please focus on local-cache restore scheduling, priority/admission bounds, executor progress and decoder memory retention, plus generation/account/clear/replacement races across the decode await. The synthetic probe measures RAM readiness only; the user video remains unavailable and full tray/window latency has not been measured.
Both findings from the first review are addressed in ff22081, with deterministic native regression coverage for failed visible recovery and promotion of existing queued decodes without rereading. Retired jobs also skip CPU decoding before execution. Please review the current head, including dynamic queue selection and read/account locking.
The saturation finding is addressed in 2bfe5dc. Known misses deferred by full network admission are retained in bounded state, retried directly on capacity release, and do not repeat filesystem reads on their own wake. Regression coverage saturates 256 slots and checks repeated demands plus retry after a failed request releases capacity. Debug avatar tests, formatting and headless Clippy pass.
Qualification with dependency-update #281 (e95deb7) passed 588 GUI tests and compiled the actual native app using GPUI 0.3.10. Workspace Clippy caught the probe's test-only std AtomicU64 counters; 533ae61 switches them to portable_atomic and passes the actual GUI all-target Clippy. Production behavior is unchanged. The initial synthetic X11/Vulkan llvmpipe smoke also completed three fresh GUI processes, rendered seven visible synthetic group/user avatars each time, received HideWindow, exited cleanly and preserved cached files. Actual IPC demand logs contain zero need_bytes requests. This is not a real tray-click-to-frame measurement or hardware-GPU timing; paired graphical qualification is being completed.
