Home screen: project library with folders, subfolders and favorites (M7)

People moving their work over from the incumbent organise files by client in folders and keep the ones they use daily in a Favorites list in the sidebar. The home screen only had Recents (at most 20 files), so anything older dropped out of reach. This adds a project library to the home screen.

What it does

  • Sidebar: All projects, All folders and Favorites under Recents, Online and Templates, plus a Favorites section listing favourite folders and files. The section can be folded, and favourite folders unfold to show the folders inside them. Each row offers its actions on right-click and accepts files dropped on it.
  • Pages: each folder has its own page with a breadcrumb back up and a menu under the chevron beside its name. A page shows its folders and files as cards or as a table. Sort, grid and list reuse the Recents code. The table adds Type and Folder columns. Each page has a filter field and a type menu (All types, Folders, Design files, Boards). Pages that are empty, or where nothing matches, say what to do next.
  • Folders: New folder, New folder inside, Rename, Move to, Add to / Remove from favorites, and Delete folder. Deleting asks first, takes the folders inside with it, and moves their files to the parent. No file is deleted.
  • Files: the menu on a card or row adds Add to / Remove from favorites, Move to folder ▸ (the folder tree, plus New folder…), Remove from folder, and, for a file that is missing, Locate file…. Library pages offer Remove from projects…; Recents keep Remove from recents. Cards and rows can be dragged onto any folder.
  • Disk: Add ▸ Add folder from disk… mirrors a folder and its subfolders that hold .figcraft, .fig or .sketch files as library folders. It reads at most 8 levels and 5000 files, all or nothing. Add file… is also there.
  • Search: the home search also lists matching folders, and library files that match by name or folder.
  • First run: a first run with the library starts from the recent design files. From then on, files that are opened or saved join the library and stay there after they leave Recents.

Data integrity

  • The library is a logical organisation over paths. Nothing here moves, renames or deletes a file on disk. Folders have stable ids (f1, f2…, never reused) and files are known by their path.
  • It is kept in projects.json next to state.json, not inside Prefs. A build that doesn't know about it rewrites state.json and leaves the library alone, so going back to an older version and then forward again keeps the folders.
  • Writes: each save writes a staging file, fsyncs it and renames it over the old one, after copying the old one to projects.json.bak. The app saves after every change and again on quit.
  • Damaged file: it is renamed aside to projects.json.damaged-<time> and the backup comes back. Without a backup the library starts empty and says where the damaged file is.
  • Unreadable file: if the file is there but can't be read (permissions, say), the app says so and never writes over it.
  • Repairs: Projects::repair fixes anything that points nowhere: duplicate ids or paths, missing parents, cycles, too much depth, files in folders that are gone, and favourites of things that are gone. The original file is kept as projects.json.repaired-<time>.
  • Failed saves: a save that fails is reported once and tried again 10 seconds later, with no toast on every frame.
  • Caps: 5000 folders, 50,000 files, 32 levels, 120-character names.

Architecture

  • crates/engine/src/projects.rs holds the model (L5, no UI). crates/engine/src/cmd/projects.rs holds the projects.* commands: list, createFolder, renameFolder, moveFolder, deleteFolder, moveFiles, removeFiles, favorite, relink and importFolder. None of them is an undo step, and none opens a dialog.
  • Paths go through file_access, so automation roots confine them too. It gains link_metadata, so the folder scan doesn't follow links. file.rs::remember adds design files to the library.
  • apps/figcraft/src/projects_store.rs does the desktop persistence. The Services::save_projects default does nothing, so tests and the web build need no changes. On the web the library sections are hidden, because there are no paths there.
  • crates/ui-egui/src/home_projects.rs holds the UI. home_recents.rs now shares its toolbar, grid, list and context menu with it, through Menu and apply.
  • ui.set {homeFolder, homeProjectsKind, homeProjectsFilter, homeProjectsView} and ui.inspect().homeProjects are documented in docs/control-protocol.md.
  • New icons are drawn in code from scratch: Folder, FolderPlus and StarFilled.
  • Strings are in en.toml and pt-BR.toml. There are no new dependencies.

Tests

  • projects_tests (engine, 20 tests): the model and the commands. Covers create, rename, refusing a name a sibling already has, subfolders, numbering duplicate names, moving files and folders (never into themselves), favourites, deleting a folder while keeping its files, relinking, repairs of damaged references, refusing text that isn't a library, bad parameters that change nothing, mirroring a disk folder, and saved files joining the library and staying after they leave Recents.
  • projects_store_tests (app, 8 tests): round trip and backup, no leftover staging files, a damaged file set aside and restored from the backup, damaged with no backup, repaired with the original kept, unreadable and never written over, a removed file coming back from its backup, and seeding from the recent files.
  • home_projects_tests (UI, 11 tests, headless): the sidebar sections and favourites, opening a folder, New folder through its dialog, Rename refusing a name a sibling has, Delete folder confirming and keeping the files, the file menu's favourites and Move to folder, dragging a file onto a folder, grid and list keeping the folder and the filters, the search, a missing file offering Locate, a failed save reported once and retried, and favourites removed without anything being deleted.
  • The existing home_recents_tests, the i18n catalog tests and the icon tests pass unchanged.
  • End to end: I drove the compiled app through the control channel with an isolated HOME and checked:
    • The recent files of a 0.8.0 profile join the library.
    • A client folder tree is mirrored.
    • A real .figcraft file opens, is edited, saves and reopens with the change.
    • A file deleted outside the app stays listed as missing.
    • projects.json is written with no staging file left behind.
    • After quitting and starting again, folders, files and favourites come back the same.

Gates run locally on macOS (Apple Silicon): cargo fmt --check, cargo xtask layers, cargo xtask assets, cargo xtask wasm pass; cargo clippy -p figcraft-engine -p figcraft-ui-egui -p figcraft --all-targets -- -D warnings is clean; figcraft-engine 1407 passed, figcraft 68 passed, figcraft-ui-egui 824 passed and 1 failed: clipboard_fence_tests::a_synthetic_copy_shortcut_leaves_the_system_clipboard_alone, which fails the same way on main (740d117) on macOS without this change (CI on Ubuntu passes it), so it looks like a macOS-only issue with that test rather than something this PR touches. I didn't run the whole workspace's tests locally (8 GB machine); CI will.

Folders and favorites on the home screen, kept in projects.json next to the
preferences (atomic writes, a backup, damaged files kept aside). Files stay
where they are on disk; projects.* commands drive everything.

Merge Risk: Low · up to 5b5dd

The project library works as described in normal use. A few edge cases need follow-up: a corrupted projects.json can permanently stop library saves, a failed save may not retry until the user interacts, folder import can show misleading messages, and very large libraries may make the home page sluggish. Fixing these before or shortly after merge is advisable, but none should block it.

Security architecture risk: Moderate · up to 5b5dd

The new library has an authorization gap that lets automation callers probe and change project metadata outside their configured folders. Its saved metadata also lacks a guaranteed private-file policy. The identified relink path does not expose document contents, and destination checks and recovery handling limit the impact.

Retained concerns

  • Medium · security · observed: The new projects.relink command authorizes only the destination. A command-capable caller who knows or guesses an out-of-root path already recorded in the library can distinguish membership and rebind that record to an allowed existing file, carrying its folder and favorite metadata. Destination validation and file-list filtering do not protect this source-record transition. The direct effect is library metadata disclosure and mutation, not document-content access or disk-file modification.
  • Medium · security · inferred: The new persistence path writes project paths, folder names, and favorites without explicitly restricting file permissions. It creates staging files with default permissions and renames them into place, whereas the existing preferences writer enforces Unix mode 0600. On installations with permissive umasks and traversable configuration directories, other local users could read this expanded project metadata and its backup. Effective deployment permissions were not available, so exposure is conditional rather than demonstrated.
Security review details

Security Blast Radius

  • inferred — The demonstrated relink boundary failure reaches one matching library record per successful call within the running session; repetition can affect additional known or guessed records. Desktop persistence can retain those changes in the user's library. The separate permissions concern could expose the whole saved library and backup to local users who can traverse the directory and read those files. Neither path establishes access to document contents, cloud tenants, service credentials, or infrastructure authority.

Security Findings and Attack Paths

  • observed — The retained relink finding is supported by the new command implementation. An allowed, existing regular destination passes validation; an unchecked source string then exact-matches a stored record or returns a membership-dependent error. Success changes the stored path and matching favorite while retaining folder membership. Repetition of the original request is not idempotent after the source record has moved.
  • inferred — Default-permission creation introduces a conditional confidentiality path from private project metadata to other local accounts. Restrictive ancestor permissions or umask can defeat that path, but neither is enforced by the new writer. This is a new persistence-policy gap, not evidence that existing online owner tokens became readable.
  • observed — The contributor-name candidate remains deferred because explicit self-provision was not established. The PR adds a name entry to an existing credits pipeline whose generator requires a people_entry flag before using the manifest fields. The available evidence supports possible display, not a verified consent violation or a new dissemination mechanism.

Trust Boundaries and Controls

  • observed — Configured desktop roots wrap UI and control execution. File-list and file-favorite serialization filter out paths that fail read authorization, and relink requires an authorized regular destination. Import uses guarded filesystem helpers and commits model changes only after successful mirroring. These controls materially constrain the attacks, but none authorizes relink's source record.

Resilience and Maintainability Implications

  • observed — The writer backs up an existing primary, writes and syncs a process-specific staging file, renames it into place, and attempts staging cleanup on failure. Unreadable input and failure to preserve damaged input block saving. Although preserving repaired input separately is best-effort, a subsequent replacement still requires backing up the existing primary. Sequential tests exercise round-trip, backup, repair, and unreadable-input containment.
  • inferred — Recovery guarantees remain narrower than a transactional store: concurrent writers have no conflict detection in this writer, shutdown save failure is only logged, and schema repair normalizes unsupported version numbers instead of rejecting them. Live failures retain the dirty flag for later-frame retry. These limitations can lose organization changes under the stated conditions, but no underlying-file deletion or additional privilege escalation is established.

Hardening Proposals

  • proposed — Authorize both relink identities before membership-dependent lookup or mutation, using a policy that can authorize a missing source path without requiring the original file to exist. Preserve the destination-file check and consistent rejection behavior.
  • proposed — Apply an explicit private-file policy before writing library metadata, including staging, backup, and preserved recovery copies. On Unix, reuse the existing owner-only writing approach and narrow permissions on reused files rather than relying solely on creation defaults.
  • proposed — Before evolving the persistence format, define its single-writer or conflict-resolution contract, unsupported-version behavior, and final-save failure policy. Validate those recovery boundaries across interruption and concurrent writers rather than treating sequential round-trip coverage as a durability guarantee.

Separate "folder can't be read" from "no design files", and report capped only when a limit was reached.

scan returns None when read_dir fails on the folder itself (Line 198). import_folder then reports "{path} has no .figcraft, .fig or .sketch files". For a folder the app is not allowed to read, that message is wrong.

capped is budget.files == 0 || budget.dirs == 0. It is also true when the scan uses exactly the whole budget and skips nothing.

Read the top-level folder in import_folder first and return its error. Record a capped flag only when scan skips an entry because the budget is empty.

Avoid per-frame quadratic lookups on large libraries.

section runs every frame. It calls lib.file(&f.path) for each listed file in three places: the learned filter, the kind override loop and the retain closure. Projects::file is a linear iter().find, so each pass is O(n²). Recents::refresh adds another O(n²) pass with paths.contains(p) in self.files.retain. The All projects page has no SHOWN cap, so the cost grows with the library size, for example after importing a large disk folder.

Build one HashMap<&str, &ProjectFile> per frame before these passes. Use it for all lookups. In refresh, build a HashSet<&str> from paths before the retain.

Treat a projects.json with invalid UTF-8 as damaged, not as unreadable.

std::fs::read_to_string returns ErrorKind::InvalidData when the file is not valid UTF-8. That error goes to the Err(e) branch at Line 63, which sets blocked. The file is not moved aside, and the backup is not used. On every later start the result is the same: the Unreadable notice, an in-memory library seeded from Recents, and save_projects refusing to save. Library changes are lost in every session until the user deletes the file by hand.

Garbage bytes or a write cut off inside a multi-byte character can cause this. The module comment says a damaged file is moved aside and "the last good copy takes its place". This case gets neither.

Read the bytes, then decode them. Send a decode failure to the damaged-file branch.

An empty string fails Projects::from_json, so the existing damaged path runs. It moves the file aside and restores the backup.

Update the file-loading match that calls std::fs::read_to_string to read the
file as bytes and decode UTF-8 separately. Route decode failures through the
existing damaged-file handling so the file is moved aside and the last good
backup can be restored, rather than setting blocked as for other read errors.

Check from against the automation roots.

projects.relink looks up from directly in the project library, returns whether it exists, and can move its folder and favourite metadata to to. Without an access check, callers can probe and update entries outside the configured roots.

Schedule a repaint when a failed save waits for its retry.

After a failed save, save_projects returns early until RETRY_SECS passes. The function runs only inside FigApp::ui, so it needs a frame to run again. On the canvas or on the home Projects page without input, no repaint is scheduled. The retry then waits for the next user input. The doc comment says the save is "tried again a little later".

Request a repaint for the end of the wait period.

Update the retry-wait early return in `save_projects` to schedule a repaint for
the remaining time until `RETRY_SECS` elapses, using the available UI context
and the existing repaint scheduling helper. Preserve the early return while the
retry delay is still active.

Thank you for this. A status update: it stays open, and here's what would let it land. A project library on Home is worth having, but:

A smaller version with flat projects and favourites, built on those crates and updated onto main, would be ready to review.

ReviewerA — source-read COMMENT (not an approval)

Head reviewed: 5b5dd3a. The PR is CONFLICTING with main, so fork CI cannot be dispatched and I can't give an approval. Nothing was executed.

What I read in full: crates/engine/src/projects.rs (the library model), cmd/projects.rs (the ten projects.* commands, the folder import scan), and apps/figcraft/src/projects_store.rs (persistence). For home_projects.rs I searched for direct filesystem access, panics/unwraps and the destructive-action paths. For the rest (*_tests.rs, locales, home.rs, home_recents.rs, icons.rs, control.rs, the docs/ROADMAP edits) I read only the diff stat, not the content. I did not read the 1279-line home_projects.rs body line by line.

What looks right

  • Folders and favourites are overlay data only; no command moves, renames or deletes a file on disk, which matches the module docs.
  • Cycle, depth and cap handling is careful: move_folder refuses moving into a descendant and checks depth + 1 + height; repair() lifts cyclic/over-deep/orphan folders to the top and keeps next_id above every existing fN.
  • Persistence is solid: staged file + sync_all + rename, .bak copy, a damaged file renamed aside rather than overwritten, and blocked prevents writing over an unreadable file.
  • projects.list filters files through allowed(.., Read); importFolder is all-or-nothing on a cloned library and does not follow directory links.

Points for the author (none blocking by themselves)

  1. Quadratic paths at the stated caps. move_files does a linear find per path over files (up to 50 000), touch/file() likewise, and height() calls depth() for every descendant (each ancestors() is itself a scan of up to 5 000 folders). A bulk move or an import near IMPORT_FILES into a large library will be slow. A HashMap<path, index> and a parent map built once per operation would fix it.
  2. projects.list stats every library file (file_access::exists) on each call. With a big library on a slow or network drive that blocks the caller; consider making exists opt-in or cached.
  3. File identity is the raw path string. C:\a\x.fig vs c:/a/x.fig (or a trailing-separator/case difference on Windows/macOS) become two library entries, with separate folders and favourites. Normalising in touch/move_files/relink would avoid duplicates.
  4. repair() does not de-duplicate sibling names, although name_taken otherwise guarantees uniqueness. A hand-edited file can therefore hold two "Branding" folders under one parent; rename_folder then refuses to rename either to the other's name. Minor.
  5. I could not verify from the diff alone that file_access::read_dir/metadata re-check the automation roots for entries found below the picked folder (only the root is passed through allow). A file symlink inside the root pointing outside would be listed by path. Please confirm metadata canonicalises and allowed runs on each stored path (the list command does re-check on output).

Process: please rebase on main (conflicts), then ask for fork CI on the new head; I will re-review the rest of the UI against that head. At +3.7k lines the PR could also be split (engine model + commands + store / UI).

Status: waiting_author.
