What

  • .github/dependabot.yml: npm is checked daily; @unbrained/pm-cli and pm-* packages arrive as one pm-toolchain PR, other minor/patch updates as one dependencies PR. Other ecosystems are unchanged.
  • .github/workflows/dependabot-auto-merge.yml: for Dependabot PRs only (and only in unbraind), dependabot/fetch-metadata (SHA-pinned v3.1.0) classifies the update; the pm-toolchain group (calendar-versioned, so a year rollover reads as semver-major) and every other non-major update get gh pr merge --auto --squash. Workflow default permissions are {}; the job alone gets contents: write + pull-requests: write.
  • Repository setting: auto-merge allowed, merged branches deleted.

Why

Fleet rule ([companion pm-cli-website-6d05]): a pm CLI release must reach every package without a hand-written certification PR. Branch protection still requires test (22), test (26), so nothing merges red; a bump that fails CI stays open as a real defect. Major updates still need a person. Same change as the reviewed pilot unbraind/pm-presets#118.

pm item

Summary by cubic

Dependabot now checks npm daily and groups @unbrained/pm-cli and pm-* packages into one pm-toolchain PR (other minor/patch updates into dependencies), and a least-privilege workflow auto-merges every eligible Dependabot PR as soon as the required checks pass.

  • Auto-merge runs only for Dependabot PRs in the unbraind org and uses SHA-pinned dependabot/fetch-metadata; the job alone gets contents: write and pull-requests: write, with those scopes documented.
  • pm-toolchain uses calendar versions, so a year rollover reads as semver-major and merges unconditionally; every other update must be classified minor or patch, so major or unclassified updates wait for a person.
  • Adds a changelog entry and the pm item.

Written for commit bcfec64. Summary will update on new commits.

Review in cubic

Summary by Sourcery

Automate the delivery of validated PM toolchain releases and other non-major dependency updates while preserving manual review for unrelated major upgrades.

New Features:

  • Group the npm PM toolchain into a single daily Dependabot pull request.
  • Automatically enable squash auto-merge for eligible green Dependabot updates. or

Enhancements:

  • Increase npm dependency update checks from weekly to daily while keeping major non-toolchain updates for manual review.
  • Apply least-privilege permissions and restrict auto-merge behavior to Dependabot pull requests in the target organization.

Chores:

  • Add project tracking history and task metadata for the dependency automation work.

…ne daily PR

Version bumps of @unbrained/pm-cli, pm-ops and pm-changelog are mechanical.
Dependabot now checks npm daily and groups the pm toolchain (and other
minor/patch updates) into single pull requests; a least-privilege workflow
enables squash auto-merge for every non-major Dependabot PR, so it lands as
soon as the required checks pass and a failing bump stays open as a defect.

Walkthrough

Dependabot npm checks now run daily and use separate groups for toolchain updates and other minor or patch updates. A new pull request workflow conditionally enables squash auto-merge for toolchain updates and non-major updates.

Merge Risk: ⚪ Minimal · up to f3924

This change automates Dependabot updates while required checks still gate merges. No merge-blocking risk is evident.

Security Architecture Review

Security architecture risk: 🔵 Low · up to f3924

The automation is restricted to Dependabot and uses narrowly scoped permissions without explicitly bypassing branch protection. No security finding is established, but effective required-check enforcement and the handling of already-enabled auto-merge during rollback remain unverified.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The explicitly granted authority affects repository contents and pull requests, not organization-wide administration. Eligible upstream dependency releases can now reach the repository's merge path without a manual merge decision, subject to GitHub's effective protections. Compromised-release behavior and downstream credential exposure were not established.

Trust Boundaries and Controls

  • observed — The workflow checks the PR author's GitHub identity rather than trusting a title or label. It restricts repository ownership, pins the metadata action, and passes the PR URL as quoted data rather than interpolating it into shell source. No explicit branch-protection bypass option is present.

Resilience and Maintainability Implications

  • inferred — An outright failure of the preceding metadata step normally prevents the merge step from running. However, an empty or unknown update-type from a successful step would satisfy the inequality condition; whether the pinned action can produce that state is unverified, so this is not an established bypass.

Hardening Proposals

  • proposed — Make eligibility fail closed by explicitly accepting recognized minor and patch classifications alongside the intentional pm-toolchain exception.
  • proposed — Verify effective required-check and bypass settings, and document how rollback handles auto-merge already enabled on open PRs. Treat pending PR state separately from disabling future workflow runs.

Reviewer's Guide

This PR increases npm update frequency to daily, groups the pm CLI toolchain separately from other minor/patch dependencies, and adds a least-privilege workflow that enables squash auto-merge for green Dependabot updates. Calendar-versioned pm-toolchain updates are intentionally treated as an exception to the major-update hold, while branch protection remains the final merge gate.

RetriggerConfidence Score: 5/5

[High risk] Enables automatic merging of dependency updates via GitHub workflow.

The latest changes appear safe to merge; no actionable new defect was established.

What we checked:

  • Toolchain groups stay separate: dependencies explicitly excludes the same package patterns that pm-toolchain includes.
  • Unknown updates wait for review: The changed condition requires an exact minor or patch value unless the group is pm-toolchain.

Summary

Dependabot checks npm daily and separates toolchain updates from other minor and patch updates. The new workflow requests squash auto-merge for eligible Dependabot PRs.

  • The latest changes explicitly match all remaining dependencies and require a known minor or patch classification outside pm-toolchain.
  • Task records document the intentional calendar-version exception and the decision to leave unclassified updates open.
  • No actionable new issues were established. No numbered previous findings were supplied.

Review feedback: an update that fetch-metadata cannot classify must not
auto-merge, so the condition now requires semver-minor or semver-patch
outside the calendar-versioned pm-toolchain group. The job's write scopes
are documented, the dependencies group selects every package explicitly,
and the item's acceptance criteria name the pm-toolchain exception.
