Scope: this PR now also contains #108, and deprecates the v1 workflow skill

#108 is closed and merged in here (f41e050) so the two land as one PR — no SKILL.md overlap between them; see the fold comment for the full write-up.

Added on top of the original scope below:

  • orchestrating-agent-relay 2.3.1 → 2.4.0 (from skill(orchestrating-agent-relay): subscribe live PR owners on Agent Relay 12.4 #108) — subscribe the live PR-owner agent to the PR's GitHub provider resources the moment a PR number exists; rebinding after respawn, no duplicate writable helper subscriptions, unsubscribe/release hygiene, verify delivery rather than binding creation, plus the 12.4 CLI corrections.
  • writing-agent-relay-workflows 1.6.24 → 2.0.0 — DEPRECATED. It documents the superseded v1 @relayflows/core WorkflowBuilder engine. A notice at the top of SKILL.md, and in the frontmatter description / prpm.json description / README row (that description is what an agent picks a skill on), points new work at writing-relayflows for the v2 authoring surface and relay-80-100-workflow for the v2 validation shape. All v1 reference material stays intact below the notice.
  • migrating-persona-to-relayflow 1.0.0 → 1.1.0 — same pointer, and its stale "v2 is still under construction" bullet corrected.
  • relay-80-100-workflow → 2.1.0 — two engine-independent lessons retargeted out of the v1 skill: don't add a repair step to a gate with nothing to repair, and grade computable things deterministically, never with an LLM. The idle-detection / per-turn-spawn material is genuinely v1-only (v2 has no interactive channel agents) and stayed put.
  • writing-relayflows 1.2.0 → 1.3.0 — reconciles "always gate an agent step" with this PR's "enforce after the agent, not on it." The two skills contradicted each other.
  • agent-relay-starter collection 1.1.0 → 1.2.0 — writing-relayflows replaces the deprecated skill as the required workflow-authoring package.
  • Root agent-workforce-skills 1.5.0 → 1.6.0.

All 14 open review threads here, and all 3 on #108, are answered inline.

What this is

Friction found while authoring a real Relayflows v2 flow — a 58-step native-delivery migration campaign for AgentWorkforce/relay (flows/migrate/native-delivery.spec.ts), run against CLI 2.0.22 — plus the corroborated findings from the Relayflows v2 Field Report (2026-09-18, Julian Fann).

Two things in here each cost a full run, and neither skill mentioned them.

writing-relayflows 1.0.0 → 1.1.0

--local-agent is required for any local run with an agent step. Without it the run parks at the first agent step with a message that reads as your infrastructure is missing a worker, not pass this flag. Plus the three sharp edges around it:

  • the remedy is appended only for flows run on a YAML/JSON spec path — a .flow.ts gets no hint, and flows resume never does (packages/sdk/src/cli/run.ts:627-640);
  • flows resume --local-agent <run-id> accepts the flag and ignores it on a spec run (resumeFlow attaches a worker only on the authored-TS path, run.ts:209), so it parks again identically;
  • flows schedule has no --local-agent at all, so a scheduled agent flow parks forever on a timer.

A failing subprocess_gate tells you nothing. The lowering runs the command under stdio: 'inherit' and the daemon's stdio is captured nowhere. My implement-rust step succeeded and journaled all four required sources; its gate then failed three times and exhausted retries, reporting:

{"completionReason":"retries_exhausted","output":{"exit_code":1,"stderr_tail":"","stdout_tail":""}}

The gate command prints a verdict on every path. That verdict was in none of: the journal, .relayflowd/relayflowd.log (0 bytes), the CLI output. The skill now says to prefer artifact_exists/regex_match, and to put enforcement in a deterministic step after the agent rather than in a gate on it.

Also corrected:

  • eight gate types, not three (regex_match, artifact_exists, subprocess_gate, references_input, word_count_bounds were all missing), plus the TypeScript .gate() postfix form on Step<T>;
  • the three-argument flow(name, header, body) and where a TypeScript budget lives;
  • f.run's default lease is 30s, max 15m (packages/surface/src/context.ts:60) — invisible in the documented signature and long enough to bite git fetch, cargo build or gh pr create in their bad case;
  • there is no failOnError: false — both workarounds documented, with why || true is the weaker one;
  • permissions is journaled and not enforced, and options.cwd is declared by surface+sdk and rejected by the runtime at the same version;
  • a green flows check says nothing about whether the daemon will accept the spec, so budget a shakedown run and treat green unit tests plus CHECK PASSED as necessary but not sufficient.

relay-80-100-workflow 1.0.9 → 1.1.0

Every code example in it is the v1 builder (failOnError, captureOutput, {{steps.X.output}}, .onError()). None of those exist in v2, so following the skill literally for a v2 flow produces something that will not compile. Added:

  • an up-front statement of which engine the examples are;
  • a v1→v2 translation table;
  • the evidence-recorder pattern that replaces failOnError + captureOutput + {{steps.X.output}} — a script that runs a command, journals {name, command, exitCode, verdict, tail} and always exits 0, with a require-green gate reading it back. This is what I actually had to build, and it buys something v1 didn't: final acceptance recomputes green from recordings instead of trusting an agent's report;
  • "don't gate agent steps in v2", for the reason above;
  • two anti-pattern rows.

Verification

Every claim is cited to a file and line in AgentWorkforce/flows@e73b315e (CLI 2.0.22) or to an observed run — I checked each one against the tree rather than repeating the field report. Where a finding is the report's and I could not cheaply re-derive it (the f.gitlab writeback catalog), it is attributed and the part I did verify (providers.ts marking both supported: true identically) is what's cited.

Upstream issues filed from the same material: AgentWorkforce/flows#502–#511, all labelled factory-ready.

Both package descriptions stay under the 500-character limit that #105 fixed (475 and 492).

Note

Low Risk
Documentation and package metadata only; no runtime code paths change, though mis-routed agents could follow wrong engine guidance until packages are republished.

Overview
This PR repositions the skills repo around Relayflows v2 and bumps the root package to 1.7.0, with coordinated prpm.json / README version and description updates.

Deprecation and routing: writing-agent-relay-workflows is marked DEPRECATED (2.0.0) for the v1 @relayflows/core WorkflowBuilder; new work is directed to writing-relayflows and relay-80-100-workflow. The agent-relay-starter collection now requires @agent-relay/writing-relayflows and lists the v1 skill as optional. migrating-persona-to-relayflow (1.1.0) clarifies v1 vs v2 and drops the stale “v2 under construction” wording.

relay-80-100-workflow (2.1.0) is rewritten for v2 flows: the evidence recorder (record / require-green, runId stamping) replaces v1 failOnError / captureOutput, plus edit/hazard gates, gate cross-checks, fresh-eyes review, and explicit guidance on when not to add repair steps or use LLMs as graders.

writing-relayflows (1.4.0) is reconciled with @relayflows/surface / @relayflows/sdk 2.0.22: permissions (journaled, unenforced), working predicate / artifact_exists gates, executable f.human (while f.dispatch still isn’t), and enforce-after-agent vs terminal gates aligned with the 80–100 skill. The v1 workflow skill picks up matching repair/LLM-grading cautions and idle-detection / per-turn spawn notes.

orchestrating-agent-relay (2.4.0) adds GitHub PR-owner integration subscribe (four globs, rebinding after respawn, no helper duplicate bindings, unsubscribe before release, verify real events not just --list), plus fleet inventory/release and expanded troubleshooting.

… run

Both skills were written against an earlier v2 surface and neither warned
about the two things that each cost a full run while authoring a 58-step
campaign flow for AgentWorkforce/relay.

writing-relayflows (1.0.0 -> 1.1.0):
- `--local-agent` is REQUIRED for any local run with an agent step. Also the
  three sharp edges around it: the remedy is only named for `flows run` on a
  spec path, `flows resume --local-agent` accepts and ignores the flag on a
  spec run, and `flows schedule` has no such flag at all.
- A failing `subprocess_gate` reports exit=1 with empty stdout AND stderr
  tails, nothing in relayflowd.log, nothing in the CLI output. Prefer
  `artifact_exists`/`regex_match`, or put enforcement in a deterministic step
  after the agent.
- Eight gate types, not three, plus the TypeScript `.gate()` postfix form.
- The three-argument `flow(name, header, body)` and where a TS budget lives.
- `f.run`'s default lease is 30s, maximum 15m — invisible in the old docs and
  long enough to bite anything touching the network.
- There is no `failOnError: false`; document both workarounds.
- `permissions` is journaled and NOT enforced; `options.cwd` is declared by
  the packages and rejected by the runtime at the same version.
- A green `flows check` says nothing about whether the daemon will accept the
  spec, so budget a shakedown run.

relay-80-100-workflow (1.0.9 -> 1.1.0):
- Every code example is the v1 builder. Say so up front, and add the v1-to-v2
  translation table plus the evidence-recorder pattern that replaces
  failOnError + captureOutput + {{steps.X.output}}.
- Don't gate agent steps in v2, for the reason above.

Claims are cited to source in the flows tree (e73b315e, CLI 2.0.22) or to an
observed run. Items credited to the Relayflows v2 Field Report (2026-09-18,
Julian Fann) were corroborated against the same tree. Upstream issues filed
as AgentWorkforce/flows#502-#511.

Publish one coherent, versioned TypeScript contract.

The document also says unknown fields fail during authoring, while cwd is declared by the TypeScript packages but rejected by the runtime. Update the earlier contract for e73b315e, or label it historical, and distinguish authoring validation from runtime rejection.

More friction from the same campaign, found after the PR was opened.

writing-relayflows:
- `artifact_exists` cannot see a dot-directory. It reads the worker's journaled
  `artifacts` list, which omits those paths. Measured: 6,837 artifacts
  journaled ({target: 6832, crates: 5}), zero under `.workflow-artifacts/`,
  while the agent had demonstrably written there. A run then died gating on a
  25 KB file sitting on disk. Not a .gitignore effect — target/ is ignored too
  and is included. (AgentWorkforce/flows#513)
  With both named gates unusable on an agent step, the shape that works is the
  one the 80-to-100 skill already prescribes: a deterministic step after the
  agent, checking the disk.
- How to watch a run: `flows status` is the surface and it is good; there is no
  observer link for a local run and no channel (#341, #264); `flows logs` is
  documented but refused in 2.0.22; `LEASE OVERDUE` is usually a display
  artifact; and the reported step count exceeds the authored one because the
  kernel adds a lowered `.gate` step per gated step.

relay-80-100-workflow:
- same artifact_exists note, and: gate the hazard, not a tool's mode. A gate
  asserting "the selector said targeted" rather than "no runtime path is
  unmapped" was unsatisfiable by construction, because registering a feature
  required editing the manifest and that forced full-smoke unconditionally. It
  failed correct work and read as the agent's fault.

Pushed f57606f — two more findings from the same campaign, both after this PR opened.

artifact_exists cannot see a dot-directory (flows#513). It reads the worker's journaled artifacts list, which omits those paths. Measured: 6,837 artifacts journaled, {target: 6832, crates: 5}, zero under .workflow-artifacts/ — while the agent had provably written there. A run then died gating on a 25 KB review sitting on disk. Not a .gitignore effect; target/ is ignored too and is included in full.

That makes it the second named gate unusable on an agent step, after subprocess_gate. Both now route to the same answer, which is the one relay-80-100-workflow already prescribed: a deterministic step after the agent, checking the disk.

How to watch a run — flows status is the surface and it's good. No observer link for a local run and no channel (#341, #264); flows logs is documented but refused in 2.0.22; LEASE OVERDUE is usually a display artifact, not a stall; and the reported step count exceeds the authored one because the kernel adds a lowered .gate step per gated step (58 → 67).

Also one generic lesson in the 80-to-100 skill: gate the hazard, not a tool's mode. A gate asserting "the selector said targeted" rather than "no runtime path is unmapped" turned out unsatisfiable by construction — registering a feature requires editing the manifest, and editing the manifest forces full-smoke unconditionally. It failed correct work and read as the agent's fault.

Versions: 1.1.0 → 1.1.1 on both, root 1.2.1.

A skill that teaches "artifact_exists silently fails for dot-directories" is
carrying a bug's water, and it rots the day the bug is fixed. The previous two
commits mixed that material into the body.

writing-relayflows:
- New "Open bugs you must author around" section, stamped CLI 2.0.22 /
  2026-09-20, one row per bug with its workaround and a delete-when issue link.
  Ten rows, all deletable independently.
- The inline sections now carry only the lesson that survives the fix. The two
  broken gates collapse to "don't gate an agent step — check it in the step
  after", which is craft, not a workaround.
- Watching a run keeps two durable facts: the reported step count exceeds the
  authored one (lowered .gate steps), and a gate script's own side-effect log
  is NOT a progress signal, because agents run those same commands on
  themselves. flows status is the only caller-accurate view.

relay-80-100-workflow:
- Same split on the agent-gate advice.
- New: cross-check your gates against each other. Nothing validates that the
  assertions you write are mutually satisfiable. A seam-rules gate required a
  file that an edit-gate rejected as out-of-scope; no implementation could pass
  both, and the agent began reverting correct work to appease it.

Also filed AgentWorkforce/flows#514: flows check already computes the facts
that would have prevented five dead runs (it prints REQUIRES naming the agent
steps) and spends none of them. Most of the quarantine section exists because
of that one gap.

Restructured in 8637e4a after a fair challenge: the interface should make this clear, and anything left over belongs in the skill. Mostly right — but a skill that teaches "artifact_exists silently fails for dot-directories" is carrying a bug's water, and rots the day it's fixed. My earlier commits mixed that in with the durable material.

So it's split now.

Durable craft stays in the body and survives every fix:

  • put enforcement in the deterministic step after the agent, never in a gate on it
  • gate the hazard, not a tool's summary verdict
  • there is no failOnError; build an evidence recorder
  • f.run leases for 30s
  • the reported step count exceeds the authored one (lowered .gate steps)
  • a gate script's own side-effect log is not a progress signal — agents run those same commands on themselves while working, so it mixes flow steps, agent self-checks and your manual runs. flows status is the only caller-accurate view.

Perishable workarounds are quarantined in Open bugs you must author around, stamped CLI 2.0.22 / 2026-09-20 — ten rows, each with its workaround and a delete-when issue link, all independently removable.

New in relay-80-100-workflow: cross-check your gates against each other. Nothing validates that the assertions you write are mutually satisfiable. A seam-rules gate required a file that an edit-gate rejected as out-of-scope; no implementation could pass both, the agent began reverting correct work to appease it, and it read as the agent failing.

Also filed flows#514, which is the root of most of that quarantine section: flows check already computes the facts that would have prevented five dead runs — it prints REQUIRES codex (step "implement-rust"), so it knows exactly which steps need a worker — and spends none of them. Higher leverage than the individual bug reports, because it also catches the next one.

Versions 1.1.1 → 1.2.0 on both, root 1.3.0.

…or real

Everything here was paid for once.

**Green gates are necessary and nowhere near sufficient.** A tree passed every
deterministic gate — scope, manifest routing, targeted selection, invariant
tests with a mutation transcript, fmt/clippy/release build, typecheck, 3,395
unit tests, all five E2E parity suites — and a fresh adversarial reviewer then
returned 15 findings, 2 disqualifying, verdict "do not seal". Gates check
properties you thought to name; the review catches what you did not. Moved this
to the top, because it reframes everything under it.

**A requirement that induces a hazard must gate that hazard.** The workflow
demanded proof that tests bite (mutate, capture the failure, restore). An
implementer skipped the restore, shipping a mutation probe on a live delivery
path whose `&body[..1]` panics on a multi-byte first char. Every gate passed
it. If you ask an agent to temporarily break something, gate that it was put
back — and prove that gate bites.

Plus four smaller rules: give every repair owner an explicit "if green, do
nothing" clause (one burned 21 minutes inventing work against a 2-7 minute
norm; 4 of 7 prompts lacked it); seal the product tree, not just the evidence
directory, or your reviewer is bound to a hash of the wrong thing; verify at
the granularity the risk lives at (256 test functions before and after, ~90
assertions deleted from inside them); and retry a flaky gate once while
recording which attempt passed, so a suite that only ever passes on retry stays
visible.

c73762e + d32a85d — the lessons from actually running a 67-step 80-to-100 workflow end to end, rather than from reading the surface. Everything below was paid for once.

Moved to the top of the skill: green gates are necessary and nowhere near sufficient.

A tree passed every deterministic gate — scope, feature-manifest routing, targeted-verification selection, invariant tests with a mutation transcript, cargo fmt / clippy -D warnings / release build, typecheck, 3,395 unit tests, and all five end-to-end parity suites. A fresh adversarial reviewer then read that same tree and returned 15 findings, 2 disqualifying, verdict "do not seal": a mutation probe shipping on a live delivery path that could panic the process, a seam whose coordinator was rebuilt per call so three of its four contract invariants had no production effect, and an adapter that had stopped observing whether its write landed — so a dead writer read as a successful delivery.

Gates check properties you thought to name. The review catches what you didn't. On this run that was most of the risk, so the review/fix rounds are not a formality bolted onto a working pipeline — they're where the defects were found.

New section: a requirement that induces a hazard must gate that hazard.

The workflow demanded proof that tests bite — mutate the guarded code, capture the failing transcript, restore it. An implementer did the first two and skipped the third:

// MUTATION: drop the addressee and truncate the body.
if std::env::var("RELAY_MUTATION_LOSSY_FORMAT").is_ok() {
    return format!("Relay message from {}:\n\n{}", delivery.from, &delivery.body[..1]);
}

&body[..1] panics on a multi-byte first character, on the one route that already reaches a session the orchestrator did not launch. "Prove the test fails," read literally by an agent, is an instruction to damage production code. Ask for that proof, gate the residue, and prove that gate bites. Generalises to anything you tell an agent to temporarily break — a lowered timeout, a stubbed provider, a disabled guard.

Four smaller rules:

  • Every repair owner needs an explicit "if the gate is green, do nothing" clause. One burned 21 minutes inventing work against a not-required gate, versus a 2–7 minute norm. Audit yours — 4 of 7 were missing it.
  • Seal the product tree, not just the evidence directory, or your reviewer is cryptographically bound to a hash of evidence files while the code moves underneath.
  • Verify at the granularity the risk lives at. "256 test functions before, 256 after" missed ~90 assertions deleted from inside them.
  • Retry a flaky gate once and record which attempt passed. A run 35 steps deep died to a Verified: 2/3, Failed: 0 that passed 3/3 standalone three times — but passed on attempt 2 has to stay in the record, or a suite that only ever passes on retry gets laundered green.

relay-80-100-workflow 1.2.0 → 1.3.0, root 1.4.0.

main's refresh (9316e6d) verified writing-relayflows against the published
@relayflows/surface@2.0.16 / 2.0.17 and corrected several claims under review.
This branch's edits to that file are superseded: the durable campaign lessons
they carried (no failOnError, the evidence recorder, watching a run,
--reuse-from) move into relay-80-100-workflow, which cross-references this
skill for the authoring surface rather than restating it.

Co-Authored-By: Claude Opus 5 <noreply@anthropic.com>
v2 is now the assumed and only engine. Every example is v2-native
(`f.run`/`f.agent`, `flow()` header budget, `dependsOn`, `maxIterations`,
`--local-agent`); the v1 builder survives as one migration note, not as the
skill's spine.

The evidence recorder is now the spine: a script that runs a command,
journals {name, command, exitCode, verdict, tail, runId} and always exits 0,
plus a require-green step that recomputes the verdict from the recordings.
That is what replaces failOnError, captureOutput and {{steps.X.output}} at
once, and it carries the run stamp that stops --reuse-from resurrecting a
previous run's verdict.

The campaign lessons are kept and sharpened, with their evidence: green gates
are necessary and nowhere near sufficient (15 findings, 2 disqualifying, on an
all-green tree) leads the skill; a requirement that induces a hazard must gate
that hazard (the shipped &body[..1] mutation probe); a test that guards a
helper does not guard the call site; repair owners need a "do nothing" clause;
seal the product tree; verify at the granularity the risk lives at; retry a
flaky gate once and record which attempt passed; cross-check gates against
each other.

Gate-set specifics now cross-reference writing-relayflows instead of being
restated here, since the shipped set moves between releases. 675 -> 309 lines.

Reframed: v2 is the assumed engine, not a translation layer

The previous revision of relay-80-100-workflow was a v1 skill with a "here is how to translate it to v2" section bolted on top. That was the wrong shape — every reader was still starting from a builder that no longer exists. This pass rewrites it so Relayflows v2 (@relayflows/surface / @relayflows/sdk, CLI flows) is the assumed and only engine, and every example is v2-native. The old builder survives as a single migration note in the overview and one anti-pattern row; the translation table is gone.

The evidence recorder is now the spine of the skill, not an appendix. v2 gates every deterministic step on exit code with no opt-out, which is exactly wrong for a flow where a red check is meant to be work for a repair agent rather than the end of the run. The recorder answers that: a script that runs a command, journals {name, command, exitCode, verdict, attempts, passedOnAttempt, tail, runId} to a file and always exits 0, followed by a require-green step that recomputes the verdict from the recordings rather than trusting anyone's report. Three details are called out as load-bearing — base64-encode the command, stamp every record with the run that produced it (because a recorder step always exits 0, it is always eligible for --reuse-from, so an unstamped recording silently resurrects a previous run's verdict), and treat require-green as the only thing entitled to say green.

Everything paid for in the 67-step campaign is kept, with the evidence that makes it credible, but tightened. "Green gates are necessary and nowhere near sufficient" now leads the skill — an all-green tree that a fresh adversarial reviewer answered with 15 findings, 2 disqualifying and "do not seal" reframes every mechanic that follows. Also kept: a requirement that induces a hazard must gate that hazard (the mutation probe with &body[..1] that shipped on a live delivery path and passed every gate); a test that guards a helper does not guard the call site; every repair owner needs an explicit "if the gate is green, do nothing" clause; seal the product tree, not just the evidence directory; verify at the granularity the risk lives at; retry a flaky gate once and record which attempt passed; and cross-check your gates against each other, because nothing validates that your own assertions are mutually satisfiable.

Cut: the v1/v2 translation table, the four-step v1 test-fix-rerun example, the duplicated edit-gate example, the standalone regression-testing and mock-sandbox sections (folded into one short "local test substrates" section with PGlite), and the version-sensitive gate detail — the shipped gate set moves between releases, so the skill now cross-references writing-relayflows for it instead of restating a list that will rot. 675 → 309 lines, 4,817 → 3,406 words, with no lesson dropped.

Merge conflict

main had moved on with a substantial writing-relayflows refresh (9316e6d and friends) verified against the published @relayflows/surface@2.0.16 / 2.0.17, including review corrections. This branch's earlier edits to the same file conflicted with it. Resolved by merging main and taking main's version of writing-relayflows wholesale — it is newer, review-corrected, and cookbook-backed, and this PR should not be relitigating it. The durable campaign lessons those edits carried (no failOnError, the evidence recorder, watching a run, the --reuse-from trap) all belong to the 80-to-100 shape anyway, so they now live in relay-80-100-workflow, which cross-references writing-relayflows for the authoring surface rather than repeating it. skills/writing-relayflows/SKILL.md on this branch is now byte-identical to main.

Versions

  • relay-80-100-workflow: 1.3.0 → 2.0.0 (the assumed engine changed; anyone following the old examples was writing for a builder that is not there)
  • root agent-workforce-skills: 1.4.0 → 1.5.0
  • writing-relayflows: left at the 1.2.0 this branch already set — main's refresh landed without a prpm bump, and the published 1.0.0 no longer matches the file
  • prpm description 424 chars, skill frontmatter description 441 chars — both comfortably under the 500 that fix(prpm.json): shorten writing-relayflows description under 500 chars #105 had to fix
  • README version/description rows updated to match

…ant lessons

Retarget pass over the folded-in #108 content plus the open review
findings on this PR.

Deprecation (v1 -> v2):
- writing-agent-relay-workflows 1.6.25 -> 2.0.0. DEPRECATED banner at the
  top of SKILL.md and a rewritten frontmatter description, so a skill
  listing shows the deprecation and the pointer to writing-relayflows
  without opening the file. All v1 reference material kept intact below.
- migrating-persona-to-relayflow 1.0.0 -> 1.1.0. Same short pointer, and
  corrects the stale "v2 is still under construction" bullet — v2 ships
  today as @relayflows/surface / @relayflows/sdk, CLI `flows`.
- agent-relay-starter collection 1.1.0 -> 1.2.0: writing-relayflows is now
  the required workflow-authoring skill; the v1 skill drops to optional.

Retargeted out of the v1 skill into relay-80-100-workflow 2.0.0 -> 2.1.0
(the v2 validation skill), because both lessons are about the ladder, not
about either engine's syntax:
- do not add a repair step to a gate with no agent-fixable failure surface
- grade computable things in a deterministic step, never with an LLM
Both also get an anti-pattern row. The idle-detection / per-turn spawn
material stayed in the v1 skill: idleThresholdSecs, preset and interactive
channel agents have no v2 equivalent.

Review findings resolved in relay-80-100-workflow:
- "None of that is reachable by a gate" was too categorical; the residue
  gate later in the skill shows the opposite
- the re-record example used `/* same command */`, which does not compile;
  the command is now a named const reused by both record calls
- require-green now writes BLOCKED_NO_COMMIT before its non-zero exit, so
  the artifact the skill requires actually exists when acceptance is red
- `npx vitest run` -> `npx --no vitest run`, with a note to run tools from
  the project's own lockfile (CWE-494)

writing-relayflows 1.2.0 -> 1.3.0: reconciles "always gate an agent step"
with relay-80-100-workflow's "enforce after the agent, not on it" — the
two skills contradicted each other. Where the check goes now depends on
whether a red result should stop the run or become repairable work.

Root agent-workforce-skills 1.5.0 -> 1.6.0.

Folded #108 in, and retargeted the v1/v2 split

This PR now carries both pieces of work. #108 is closed as superseded — its branch is merged here at f41e050, so every commit and review reply on it is preserved in this history.

Why this branch was the base

gh pr view on both, then the diffs:

#107 (this) #108
SKILL.md files relay-80-100-workflow (714 lines changed, 675 → 309) orchestrating-agent-relay, writing-agent-relay-workflows
Already merged main? yes, 0ac4206 no
Overlap — README.md + prpm.json only

No SKILL.md overlap at all, so the merge was clean apart from two adjacent table rows in README.md. This branch is the larger piece and already had main in it, so #108 came here rather than the reverse.

The retarget

The brief was "#108 is writing v2 content into the wrong skill." Checking it against both engines, that turned out to be half right, and the half that is wrong matters:

  • idleThresholdSecs, per-turn interactive spawn, preset, channel-sharing agents — genuinely v1. v2 has no interactive PTY agents on a shared channel at all (grep -i idle skills/writing-relayflows/SKILL.md → nothing; coordination in v2 is sequential handoff or parallel fan-out, never live messaging). That material stayed in writing-agent-relay-workflows, correctly placed, now under the deprecation notice.

  • Two of the four lessons are about the ladder, not about either engine's syntax, and were missing from the v2 side. Those moved — to relay-80-100-workflow, not writing-relayflows, because they are validation-shape rules rather than authoring surface:

    • Do not add a repair step to a gate that has nothing to repair. A direct counterweight to the record → repair → re-record ladder that is this skill's spine: a deterministic gate downstream of deterministic work is correct by construction, so a repair agent there is a guaranteed no-op plus its spawn cost and idle wait.
    • Grade computable things in a deterministic step, never with an LLM. Adjacent to the existing "gate the hazard, not a tool's summary verdict," but distinct — that one is about which field you read, this one is about who does the judging.

    Both also got an anti-pattern row. Nothing was duplicated: I checked each against writing-relayflows and relay-80-100-workflow first.

Deprecation

writing-agent-relay-workflows 1.6.25 → 2.0.0, with a banner at the top of SKILL.md naming the engine (@relayflows/core's WorkflowBuilder), stating v1 is superseded, and pointing new work at writing-relayflows for the authoring surface and relay-80-100-workflow for the v2 validation shape. All ~2,400 lines of v1 reference material are intact below it — people maintaining existing v1 workflows still need them.

The frontmatter description was rewritten too, since that string is what an agent picks a skill on: it now opens with DEPRECATED and names the replacement, so a listing shows it without opening the file. Same for the prpm.json package description and the README table row.

migrating-persona-to-relayflow 1.0.0 → 1.1.0 got the same short pointer — it does document v1 (ctx.workflow.run()). While there, its "Cloud v2 execution — v2 is still under construction" bullet was actively misdirecting; v2 ships today at 2.0.x, so that bullet now points at writing-relayflows instead.

The agent-relay-starter collection 1.1.0 → 1.2.0 was still installing the deprecated skill as required. writing-relayflows takes that slot; the v1 skill drops to optional and says why.

Review comments

All 14 open threads on this PR are answered inline, and all three on #108 were already answered there. Eight of this PR's threads (writing-relayflows: Ctx contract, AgentOptions fields, the four-vs-six f.done() set) were resolved by the origin/main merge in 0ac4206 — this PR does not diff that file — and I said so per thread rather than closing them silently. The rest are fixed in 9a247cc:

  • "None of that is reachable by a gate" was too categorical; the skill's own residue-gate section shows the opposite.
  • The re-record example used /* same command */, which does not compile. The command is hoisted to a const and reused, which is also the point of the pattern.
  • require-green now writes BLOCKED_NO_COMMIT before its non-zero exit. The skill demanded that artifact in two places and no step wrote one — and v2 stops the run on the exit, so ordering is load-bearing.
  • npx vitest run → npx --no vitest run, with the reason stated: an unpinned fetch does not just risk CWE-494, it invalidates the evidence the recorder exists to produce.

One finding drove a change in a skill this PR had not been touching. writing-relayflows said always gate an agent step; relay-80-100-workflow says enforce in the deterministic step after it. Those contradicted each other across skills. writing-relayflows 1.2.0 → 1.3.0 now splits on what a red result should do — stop the run, or become repairable work — rather than on which gate happens to be broken this release.

Takeover verification at b41db79:

  • Recovered the prior Grok audit with ai-hist; preserved all existing PR work.
  • Addressed the five new review findings and resolved the older already-addressed threads.
  • Clarified Agent Relay 12.4 verification as binding → webhook → live recipient → actual provider event → idle harness consumption. Comment delivery is not proof of check_run.completed delivery or wake across harnesses; retain bounded GitHub polling for unverified paths.
  • Verified installed CLI 12.4.0 subscribe options, inspected provider binding implementation, and confirmed Flows #449 merged before correcting predicate guidance.
  • Validation: all three skills pass quick_validate.py; git diff --check; both subscription shell blocks pass bash -n; edit-check example rejects no-op/pre-existing dirty work and accepts newly staged/unstaged edits in a temporary Git repository.

Current monitoring limitation: integration subscribe --list reports a missing workspace key in this worker environment. Relay DM to broker reports no such agent; the general-channel status post was rejected because the workspace delivery backlog is full. No new provider subscription or end-to-end wake proof is claimed. Monitoring authoritative GitHub checks directly. No merge or release performed.

Follow-up delivery evidence: this worker received PR synchronization (Relay message 227667468022616064) and review/comment provider events on agent-events-227666319182376960. Posting the acknowledgment succeeded (227667804345274368). The earlier CLI workspace-key and broker-target failures do not imply provider delivery is globally broken. These events establish receipt for their event classes; check_run.completed and controlled idle-harness wake remain unverified.

…blished 2.0.22

The skill was refreshed against @relayflows/surface 2.0.16 and then merged with
notes taken at 2.0.22, leaving both halves standing. Every claim below was
re-read from the published 2.0.22 .d.ts and dist/*.js (npm latest; there is no
2.0.23), and the losing side deleted rather than hedged.

- AgentOptions.permissions: it IS a TypeScript option, added in 2.0.17, and
  PermissionsSpec is exported from the package root. The SDK validates it,
  lowers it to file_globs/network_allowlist/access_preset and journals it, and
  nothing enforces it (preflight warns permissions_unenforced; flows#442).
  Removed from the two "YAML/JSON-only, no TS equivalent" lists; the remaining
  YAML-only agent fields are recoveryMode, surfaces, output and the agent:
  selector.
- Predicate .gate() and the artifact_exists gate ship (flows#449 landed). The
  skill claimed both were refused with unsupported_gate "until #449 lands";
  the quick-reference repeated it. Now stated once: both forms run, one per
  step, and only a config object is provable by flows check.
- f.human executes: it parks on a kernel wait.human, answered with
  flows answer <run> human-<n> yes|no and continued by flows resume. Only
  f.dispatch is still unsupported_verb.
- Ctx.human returns Step<boolean>, not Promise<boolean>.
- Narrowed the unknown-field claim: a bad flow header throws a TypeError at
  runtime; a bad AgentOptions field is a tsc error, not a runtime one.
- Verified against now records 2.0.22 and names which side of each
  contradiction won.

Already correct at HEAD and left alone: run(command, options?), f.done's six
FLOW_COMPLETION_REASONS, and the absence of budget.maxWallclockMs
(FlowHeader.budget is string | {tokens?, dollars?, wallclock?}).

writing-relayflows 1.3.0 -> 1.4.0, root 1.6.0 -> 1.7.0.

b373c76 — reconciled the 2.0.16/2.0.22 split against the published package

Every finding in the Codex/CodeRabbit batch was one symptom of the same cause: writing-relayflows was refreshed and verified against @relayflows/surface@2.0.16, then merged with notes taken at 2.0.22, and the two halves were never reconciled. I closed several of those threads earlier by pointing at the origin/main merge — which was right for three of them and wrong for one, because "resolved by main" was itself a 2.0.16-era claim.

So I stopped arguing from either half and read the shipped package. npm pack on @relayflows/surface and @relayflows/sdk at 2.0.22 (current latest — there is no 2.0.23), plus every version back to 2.0.16 to date the changes.

Where the published types disagreed with my own earlier reply

AgentOptions.permissions exists in TypeScript. I argued it was deliberately YAML-only. It was — at 2.0.16. It landed on AgentOptions in 2.0.17, PermissionsSpec is exported from the package root, the SDK validates and journals it, and the SDK's own unsupported_workspace_permission message recommends it by name. Both halves of the merge were wrong in opposite directions and the truth is a third thing, now stated once:

Since 2.0.17 it is on AgentOptions, validated by the SDK, lowered to file_globs/network_allowlist/access_preset and journaled with the step — and nothing reads it to gate a file or a network call. flows check warns permissions_unenforced on any declaration, including {}.

That caveat is not editorial: dist/permissions-preflight.d.ts says "a spec that declares it therefore looks sandboxed and is not."

Two more instances nobody flagged, found by the same sweep

f.human executes on 2.0.22. The skill said it throws unsupported_verb and told authors not to ship a flow that depends on it. authored-flow-executor.js:257-279 parks the run on a kernel wait.human; flows answer <run-id> human-<n> yes|no --by <who> closes it; flows resume continues the body from that line. Only f.dispatch is still unsupported. The section, the f.done('declined') aside and the quick-reference row all said otherwise.

Predicate .gate() and artifact_exists ship. 9c8ec4d/b41db79 had started on this; I finished it by deleting the stale half rather than keeping both. The skill was quoting a .d.ts comment that no longer exists ("Predicate gates cannot be journaled") directly above a note saying it might have been fixed. 2.0.22's actual comment describes the working behaviour, ArtifactExistsNamedGate is in the NamedGate union, and authored-flow-executor.js:120-155 runs the closure and journals the verdict. One statement now, with the reason to still prefer a config object (flows check cannot prove a predicate).

Already correct, verified and left alone

run(command, options?: {timeout}) — two arguments since 2.0.16, so the one-argument form never shipped in 2.0.x. f.done's six FLOW_COMPLETION_REASONS. No budget.maxWallclockMs anywhere in either package (FlowHeader.budget is string | {tokens?, dollars?, wallclock?}). And in relay-80-100-workflow, the "every example below is v1" sentence and the bare npx are both already gone.

Smaller corrections in the same block: Ctx.human returns Step<boolean>, not Promise<boolean>; the unknown-field warning now distinguishes a header TypeError at runtime from an AgentOptions field that only tsc catches; and cwd is not runtime-rejected at 2.0.22 (authored-worker-step.js:79 passes it through), contrary to a note in this PR's description.

Verified against now records 2.0.22 and names which side of each contradiction won, so the next refresh can tell what was actually checked.

Versions

writing-relayflows 1.3.0 → 1.4.0, root agent-workforce-skills 1.6.0 → 1.7.0, README table updated. Note for whoever lands this: b41db79 edited relay-80-100-workflow and orchestrating-agent-relay without bumping either, so those two may want a patch bump before merge — I left them alone to avoid colliding with work in flight on this branch.
