Profile photo storage: scope uploads to the owner's folder, add bucket limits, and restrict profile image URLs to our storage (#2406) - #2425
Synced with develop at 629cb71d (#2364, PR #2423) through a --no-ff merge. The step line and PINNED_STEP_BODIES conflicts were resolved by keeping every develop path and appending #2406's last. The conflicts in shared acceptance files took develop's side.
Hardens the profiles storage bucket and the profile image URL fields to match the #2308 upload key layout {avatars|covers}/{tenantId}/{userId}/{uuid}.{ext}. Implements spec r2 on #2406 (comment 6449278094, approved by Samson; Chief's r1 conditions folded in).
"profiles owner folder insert" (INSERT, TO authenticated): the name must be {avatars|covers}/{caller tenant}/{auth.uid()}/{non-empty}. The tenant is profiles.tenant_id; the demo tenant is allowed only for a super_admin whose tenant_id is NULL.
"profiles owner folder update" (UPDATE): USING owner; WITH CHECK owner plus the same folder rule. A legacy object can be moved into the folder but not updated in place.
"profiles owner select" (SELECT, owner only) replaces "Public read profiles". The bucket stays public, so public object URLs still work.
"Owner delete profiles" is unchanged.
Bucket limits: file_size_limit = 5242880, allowed_mime_types = {image/jpeg, image/png, image/webp, image/gif}. Prior values are recorded first in private.storage_bucket_limits_20261027100000 (REVOKE ALL from PUBLIC, anon, authenticated, service_role, no grants).
The folder check uses string_to_array(name, '/') and (SELECT auth.uid()). There are no GRANTs, and the only REVOKE is on the record table.
supabase/migrations/rollback_20261027100000_profiles_bucket_owner_folders.sql runs in one transaction. It drops the three new policies, recreates the three originals verbatim from init_schema, restores the recorded limits (raising and changing nothing if the record is missing), and drops the record table. It restores the earlier upload and read policies, so ship it only together with an app revert.
scripts/sql/supabase-compat-bootstrap.sql: storage.buckets gains file_size_limit BIGINT and allowed_mime_types TEXT[], both in the CREATE and in an ADD COLUMN IF NOT EXISTS.
Profile API
New packages/api/src/profile/image-url.ts (isOwnProfileImageUrl, checkProfileImageUrl, getProfileImageOrigin).
PATCH /api/profile (avatarUrl, coverUrl) and PATCH /api/donor/portal (avatarUrl) validate before any write:
null clears the field;
a value equal to the stored value is accepted and left out of the update. For PATCH /api/donor/portal, a resent avatar counts as unchanged if it equals eitherprofiles.avatar_urlordonors.avatar_url (the portal shows the profile avatar, falling back to the donor avatar), and it is then left out of both updates. Samson confirmed this rule; the code is stored: [profile.avatar_url, donor.avatar_url] in packages/api/src/donor-portal/index.ts;
a new value must be exactly {NEXT_PUBLIC_SUPABASE_URL origin}/storage/v1/object/public/profiles/{purpose}/{ctx.tenantId}/{ctx.userId}/{rest} in canonical form, otherwise 400;
if NEXT_PUBLIC_SUPABASE_URL is unset, a new non-null URL gets 503.
An invalid coverUrl now gets 400 before the missionary role check. A valid one from a non-missionary still gets 403.
docs/security/service-role-client-allowlist.json: only the lines values for profile/index.ts and donor-portal/index.ts move. Counts are unchanged.
Docs and CI
New docs/security/storage-profiles-bucket.md: policies, limits, recorded prior limits, key layout, URL rule, and pre-deploy, deploy and rollback sections.
.github/workflows/ci-integration.yml: appends tests/unit/acceptance/issue-2406/profiles-storage.realstack.acceptance.test.ts to "Verify tenant isolation (real stack)", after Tighten missionaries read grants to server-only access #2364's issue-2364/missionaries-reads.realstack.acceptance.test.ts, so it is now the last path. PINNED_STEP_BODIES in tests/unit/helpers/workflow-yaml.ts is re-pinned to match the step exactly. This one-line change in each file is the whole .github diff.
Access-widening check
Nothing widens. INSERT, UPDATE, SELECT, bucket limits and both URL fields are narrower. DELETE, public object URLs and grants on storage.* are unchanged. The new record table is reachable by no API role (spec §5).
Tests
Acceptance (1647b73): issue-2406 static and route suites pass. The real-stack suite skips without TENANT_GUARD_IT_ADMIN_DATABASE_URL and runs in CI.
Builder: tests/unit/packages/api/profile/image-url.test.ts (validator), tests/unit/packages/api/profile/patch-image-url.test.ts and tests/unit/packages/api/donor-portal/patch-avatar-url.test.ts (handlers: validation before writes, ctx passed to the validator, unchanged values, 503).
Acceptance re-pins after the develop sync: head 0cdaed8f includes Acceptance's test-only re-pin commit (4 files, +9/-3, tests/unit/acceptance/** only) on top of the sync merge 9563beea, covering:
tests/unit/acceptance/issue-2155/postgres-ecr-gates.acceptance.test.ts:312: add a SURFACES entry with hash 6f061d845914c44d.
tests/unit/acceptance/issue-2201/merge-group.acceptance.test.ts:203: add a fingerprint entry with hash 925cfd8de36c75a3.
tests/unit/acceptance/issue-2308/static.acceptance.test.ts:80: the allowlist hash changes to 41b0324c81960fc9349c92b5048293ff7b856ce8d51d5c14ce2c22b4fb575d0c (lines values only).
Before the hosted apply, the factory runs a read-only listing of profiles objects that are off-layout, not one of the four types, or over 5 MB. It goes in the factory handoff note. Any cleanup is a separate decision.
After deploy, run the manual checks in the contract doc for missionary avatar, missionary cover and donor avatar.
…limits (#2406)
One forward migration (20261027100000) with its rollback. INSERT and
UPDATE on profiles objects require {avatars|covers}/{tenantId}/{uid}/...,
SELECT is owner-only, the bucket gets a 5 MB / four-image-type limit and
the prior limits are recorded so the rollback can restore them. The CI
compat bootstrap gains the bucket limit columns. Folds in #2417.
…ages (#2406)
PATCH /api/profile (avatarUrl, coverUrl) and PATCH /api/donor/portal
(avatarUrl) validate before any write: null clears, a value equal to the
stored one is accepted and not rewritten, and a new value must be the
exact public URL of an object in the caller's own
{purpose}/{tenantId}/{userId}/ folder (400 otherwise, 503 when the public
Supabase URL is unset). Service-role allowlist line numbers follow the
moved call sites.
…in CI
Adds docs/security/storage-profiles-bucket.md (policies, limits, recorded
prior limits, key layout, URL rule, pre-deploy listing, deploy, rollback)
and appends the #2406 real-stack test to the tenant isolation CI step,
re-pinning PINNED_STEP_BODIES.

Limited profiles bucket uploads and updates to the caller’s tenant and user folders. Set a 5 MB file limit and allow JPEG, PNG, WebP, and GIF files. Added rollback support.
Validated profile and donor-portal image URLs. New URLs must point to the caller’s folder in the project’s profiles bucket. null clears a URL, and unchanged URLs are not rewritten.
Added storage documentation, compatibility-bootstrap columns, and real-stack acceptance tests wired into CI.
The author reports that the real-stack suite passed 24/24. It skips when TENANT_GUARD_IT_ADMIN_DATABASE_URL is unset. The author also reports failures in migrate, integration-gate, and e2e-smoke-gate; the migrate failure relates to the profiles.tenant_id reader-set pin. Other checks are not summarized here as a full pass.

The change scopes profile-image storage policies to caller-owned folders, sets bucket limits, and validates image URLs in profile APIs. It adds rollback support, contract documentation, acceptance tests, and CI verification wiring.
Changes: Profiles Storage and Image URL Controls
Layer / File(s)
Summary
Bucket policies, limits, and rollback scripts/sql/supabase-compat-bootstrap.sql, supabase/migrations/*profiles_bucket_owner_folders.sql, supabase/migrations/rollback_*profiles_bucket_owner_folders.sql, docs/security/storage-profiles-bucket.md
The bootstrap adds bucket-limit columns. The migration records prior limits, sets the profiles bucket to 5 MB and the specified image MIME types, and adds authenticated owner-folder policies. The rollback restores recorded limits and prior policy behavior. The documentation describes the storage contract and deployment steps.
Image URL validation and API updates packages/api/src/profile/image-url.ts, packages/api/src/profile/index.ts, packages/api/src/donor-portal/index.ts, tests/unit/packages/api/profile/*, tests/unit/packages/api/donor-portal/*, tests/unit/acceptance/issue-2406/profile-url.acceptance.test.ts
The shared validator checks configured origin, purpose, tenant, and user path. Both PATCH handlers use it to gate image updates. Tests cover valid, invalid, unchanged, and cleared values.
The harness creates isolated PostgreSQL databases and provides storage fixtures and operations. Real-stack tests cover bucket limits, owner policies, policy mutations, and rollback behavior.
Static checks and CI wiring .github/workflows/ci-integration.yml, tests/unit/acceptance/issue-2406/static.acceptance.test.ts, tests/unit/acceptance/issue-{2155,2201,2250,2308}/*, tests/unit/acceptance/issue-2256/*, tests/unit/helpers/workflow-yaml.ts, docs/security/service-role-client-allowlist.json
Static checks validate migration, API, documentation, allowlist, and workflow expectations. CI commands and accepted workflow fingerprints are updated to include the issue-specific checks.
Asymmetric-al/core#2383: This PR created the real-stack tenant-isolation workflow that this change extends.
Asymmetric-al/core#2415: This PR created the profile-image upload route and folder layout that this change enforces.

Full details: Title check
Explanation
The title clearly describes the main changes to profile photo storage, bucket limits, owner-folder scoping, and URL validation. It is longer than a conventional-commit title and lacks a prefix, but the stated requirement is a preference rather than a strict rule.
Full details: Description check
Explanation
The description is detailed and directly related to the changes. It covers the migration, rollback, API behavior, tests, documentation, CI wiring, deployment notes, and access-widening assessment. It does not reproduce the formal Deploy Checklist or explicitly address every checklist item, but the required information is mostly present.
Full details: Out of Scope Changes check
Explanation
The changes remain connected to #2406 and #2417. The #2256 harness and migration-text changes account for the new storage.objects policies reading profiles.tenant_id. The profile URL tests, real-stack tests, migration rollback, bootstrap columns, documentation, allowlist updates, and CI pins support the storage hardening and URL-validation objectives. No unrelated feature or access expansion is evident.
Full details: Generated Mirrors
Explanation
PASS: The authoritative PR diff contains no changed skill or agent mirror paths. It changes application code, migrations, documentation, workflows, and tests only. Therefore the canonical-source or sync-tooling requirement is not applicable.
Full details: Tenant Safety
Explanation
PASS. The changed storage policies bind INSERT to the caller's profiles.tenant_id and auth.uid(), allow the demo tenant only for tenant-less super_admin, bind UPDATE/SELECT to owner = auth.uid(), and preserve the existing owner-only DELETE policy. The API validator requires the authenticated tenant, user, purpose, and configured Supabase origin; profile and donor writes also apply tenant and profile/user scoping. The added acceptance cases cover cross-user and cross-tenant paths, super-admin routing, owner-only reads and updates, and unauthenticated access. No changed code introduces a tenant-isolation or session-scoping failure.
Full details: Linked Issues check
Explanation
Active linked issues are #2406 and #2417. The migration implements the required owner-folder INSERT and UPDATE policies, 5 MB and image MIME limits, and profile URL validation. The #2417 sign-off is a process requirement, not a coding requirement.
The automated acceptance coverage is not consistent with the current implementation. In tests/unit/acceptance/issue-2406/profile-url.acceptance.test.ts, donor-avatar cases still expect both avatar columns to receive a URL that matches one stored value. The handler correctly treats that value as unchanged and performs no avatar writes, as stated in the current PR contract. The #2256 migration-text test also requires the two new policy names in docs/security/identity-person-anchor.md, but the document is not updated. The #2406 scope test rejects the new #2256 harness and migration-test paths.
Resolution
Update the donor-avatar acceptance assertions to expect unchanged rows and no avatar writes when the submitted value matches either stored avatar. Add the two policy reader names to docs/security/identity-person-anchor.md. Add the two #2256 test paths to the approved #2406 scope list, or remove those changes and provide another valid reader-set update. Re-run the affected acceptance suites.
Full details: Docstring Coverage
Explanation
Docstring coverage is 57.14% which is insufficient. The required threshold is 80.00%. Docstring coverage is scoped to functions touched by this diff with cyclomatic complexity of at least 2. Documentation-only edits and deletions within surviving functions are included; unchanged diff context and fully deleted functions are excluded. Analyzed 14 functions across 17 files.
Resolution
Write docstrings for the functions missing them to satisfy the coverage threshold.

Explanation
The supplied PR description is truncated before its validation section. The repository has no full PR-body artifact or ref to inspect. The distilled context reports passing tests and gates, but it does not preserve the literal validation commands required by this check. The change spans API packages, SQL migrations, and acceptance tests.

⚠️Unverified finding
We couldn't verify this from the code. It is shown for review, not as a verified issue.
The SQL folder check accepts a nonempty fourth segment such as .., whereas the new URL validator rejects dot segments. An accepted storage key may therefore have no public URL that profile PATCH will save.
The object is created or moved, but its generated URL is rejected when the user tries to set it as their avatar.
This can occur when: A direct upload or move uses avatars/<tenant>/<uid>/../x.webp and storage preserves that key.

- Around line 81-86: Update the avatar write logic near checkProfileImageUrl so
the profile column’s write decision compares the URL against profile.avatar_url
only. Preserve the stored URL validation exemption and ensure
profiles.avatar_url is written when it is NULL even if donors.avatar_url already
contains the same URL.
Review comments at @packages/api/src/profile/index.ts:
- Around line 99-104: Remove the tenant filter from the stored-avatar lookup in
the profile update flow, keeping the `id` filter so the lookup remains limited
to the caller’s profile. Add a regression test for a tenantless super
administrator with a NULL `profiles.tenant_id` and an unchanged external
`avatar_url`, verifying the request is accepted without requiring the avatar URL
to pass validation.
Review comments at @tests/unit/acceptance/issue-2406/static.acceptance.test.ts:

restoring UPDATE to storage.buckets that assigns file_size_limit and
allowed_mime_types from the backup row alias r; keep the existing backup-name,
exception, NULL-value, and table-drop checks.
- Around line 105-114: Update the MIME-type extraction in setsLimits to parse
every quoted entry from the matched allowed_mime_types value, rather than
matching only image types. Ensure both the exact comparison and type-count check
include non-image entries.

Write profiles.avatar_url when it differs from the stored profile value.
When donors.avatar_url already holds a URL and profiles.avatar_url is NULL, the same URL passes the stored check and skips both avatar writes. The profile column stays NULL. Base wrote both columns for this input. Keep the URL validation exemption, and compare the profile write against profile.avatar_url only.

Remove the tenant filter from the stored-avatar lookup for tenantless super administrators.
For a super administrator whose profiles.tenant_id is NULL, getAuthContext sets ctx.tenantId to the demo tenant. The lookup then filters on that tenant and finds no row. stored becomes [undefined], so an unchanged external avatar fails checkProfileImageUrl and returns 400. It returns 503 when NEXT_PUBLIC_SUPABASE_URL is unset. The base revision accepted this request without a URL check.
The id filter already limits the lookup to the caller's own profile. The tenant filter adds no access control. Removing it does not change results for other users, because their profile row has tenant_id equal to ctx.tenantId.
Add a regression test for this path. Use a profile whose tenant_id is NULL and whose avatar_url is an external URL. The current acceptance fixture assigns the demo tenant and a NULL avatar, so it does not exercise this path.

factory/review: CHANGES NEEDED at 0cdaed8f5426c9a6c60f5b4f57f78d02584fb194
Full review plus systems and failure pass (protected area: storage policies), against Scope's approved #2406 spec (r2).
Blocking
MAJOR 1: required migrate job is red. The new storage policies trip the #2256profiles.tenant_id reader-set pin. tests/unit/acceptance/issue-2256/person-anchor.realstack.acceptance.test.ts:397 (test 6) pins the set of policies that read profiles.tenant_id to public.profiles profiles staff tenant select. On this head it also finds storage.objects profiles owner folder insert and storage.objects profiles owner folder update (added in supabase/migrations/20261027100000_profiles_bucket_owner_folders.sql). That pin exists so any new reader of profiles.tenant_id is a deliberate, documented change (docs/security/identity-person-anchor.md, #2267). The diff touches neither the #2256 pin nor that doc, and the #2406 spec doesn't mention it. migrate fails, and integration-gate fails with it.
Fix: make the reader-set change explicit. Add the two policies to the #2256 expected reader list and record them in docs/security/identity-person-anchor.md with the reason (owner-folder tenant check). Or, if Scope prefers, have the policies get the tenant without reading profiles.tenant_id. Either route needs a Scope note, because it amends a pinned security contract.
Non-blocking (follow-ups)
MINOR 2: a super admin with no tenant still can't save a profile photo through PATCH /api/profile.packages/api/src/profile/index.ts:103 filters the stored-value lookup on ctx.tenantId. For a super_admin with profiles.tenant_id = NULL, packages/auth/context.ts:297-302 sets that to DEMO_TENANT_ID, so the lookup misses the row and an unchanged external avatar gets a 400. A new demo-folder URL passes validation, but the update (:173-177) and re-read (:203-207, findFullProfileById with .single()) also filter on tenant_id. They match no row, so the request ends in a 500 without saving. The update and re-read filters already exist on develop, so this PR doesn't break a flow that worked before; that caller's PATCH already failed. Criterion 11's validator behavior is met, but the end-to-end save in that bullet isn't, and the acceptance fixture (profile-url.acceptance.test.ts:254) hides this by giving the profile the demo tenant. Worth fixing here if it's cheap, for example by dropping the tenant filter on the own-profile lookup by id (CodeRabbit's suggestion covers only the lookup). Otherwise it's a follow-up issue.
MINOR 3: donor portal avatar backfill.packages/api/src/donor-portal/index.ts:81-86 passes stored: [profile.avatar_url, donor.avatar_url]. When donors.avatar_url holds X and profiles.avatar_url is NULL, resending X skips both writes, so the profile column stays NULL. Before this PR, both columns were written. It's a data-consistency nit, not an access issue (CodeRabbit thread, valid).
NIT 4 and 5: static test matchers (tests/unit/acceptance/issue-2406/static.acceptance.test.ts:114, :137). CodeRabbit is right that setsLimits should match every MIME entry and restoresRecorded should require the restoring UPDATE. These are test-harness tightening and don't block.
Systems and failure pass
INSERT and UPDATE (USING and WITH CHECK) are limited to {avatars|covers}/{own tenant}/{auth.uid()}/…. A super admin with a tenant can't write into the demo folder. SELECT is owner-only with no anon access, DELETE is unchanged, and the other buckets aren't touched. The policy contract is narrower everywhere, as in the spec's table, and no access is widened.
The backup table for the bucket's prior limits has all privileges revoked from every API role. The forward migration and rollback are transactional, and the rollback restores the recorded limits (not NULL) and raises if the backup row is missing.
Local run at this head: Vitest 864 passed, 0 failed (realstack skipped without Postgres; CI is the source of truth for those). verify:eslint, the service-role allowlist check and the whitespace check passed.
CodeRabbit threads are triaged above and left open for Builder.
Hold note: this PR is waiting on the #2406 addendum 1 fixes. That means a test-only pin and doc update from Acceptance (job running) plus the donor-backfill and static-matcher fixes from Builder (not started). Required check migrate stays red at 0cdaed8, and factory/review is CHANGES NEEDED, until those land. After that come a full Reviewer re-review, CI, the Acceptance verdict and Chief's final-diff sign-off. Owner: Samson (factory lead).

Donor tests expect skipped writes
These two tests expect both avatar columns to become the submitted URL. But checkProfileImageUrl returns false when that URL matches either stored avatar, so the handler skips both writes. Each test leaves one column null and fails, blocking the unit test gate.
Assert unchanged values and no avatar writes instead, matching the contract confirmed in the PR description.
The reason will be displayed to describe this comment to others. Learn more.
Reader document check fails
This assertion now requires both storage policy names in docs/security/identity-person-anchor.md, but that document still lists only profiles staff tenant select. Their presence in storage-profiles-bucket.md cannot satisfy a check that reads a different file, so the acceptance test fails.
Add the two new readers to identity-person-anchor.md alongside the updated list.
The reason will be displayed to describe this comment to others. Learn more.
Scope test rejects new files
The new edits to issue-2256/harness.ts and issue-2256/migration-text.acceptance.test.ts are not allowed by the existing #2406 scope test. Neither file appears in its named paths or allowed folders. With the PR base available, both remain in outside, so the test fails even after the other acceptance failures are fixed.
Add both approved paths to the scope list in issue-2406/static.acceptance.test.ts.
zUpdate only tries to move Z's legacy object into the demo folder. No other real-stack assertion tries that move into tenant T. An UPDATE policy that allowed a tenant-less donor into avatars/T/Z/ while still denying demo would pass this suite. The current migration denies that move, so this is a coverage gap for a future regression, not a live defect.

Test the null-tenant super_admin row, or rename the test to match its DEMO fixture.
The test named "super_admin without a tenant" seeds that profile with tenant_id: DEMO. A tenant-less super_admin resolves to DEMO, but PATCH filters the stored-value lookup and the profiles update by that tenant. A profile row with a NULL tenant_id does not match, so the avatar is not saved and the test still passes.

Backfill the empty avatar column when the submitted URL matches the other column.
checkProfileImageUrl returns false when the submitted URL equals any stored value, so the donor PATCH handler writes avatar_url to neither table in the one-null cases. The new backfill(null, X) and backfill(X, null) acceptance cases then fail on their profile or donor assertion. Change the handler to write the empty column when the submitted URL matches only the other column, and keep the both-equal case unwritten.
