fix(launch): lost commit-lock file, go/no-go validator set and caps, double-sign alerts - #1095
Follow-ups from the launch review of v1.0.0-rc.2. Refs kynesyslabs/mainnet-launch#2, kynesyslabs/mainnet-launch#3, kynesyslabs/mainnet-launch#32.
Consensus: a lost commit-lock file
A validator that lost .commitlock.json (disk fault, restart) could prevote a fresh block at a height where it had already precommitted, and then could never precommit at that height again. The signing record is written before every precommit signature, so it now stands in for the lost lock:
the candidate step asks the committee even on a first attempt and only prevotes the recorded block or one with a later proof of lock;
the prevote record refuses prevotes that conflict with the lock or the record;
the precommit is judged against the record exactly as against a lock (keep / relock / move / refuse) and rewrites the lock file before signing, so the node is never stricter than one that kept its lock (no liveness loss when several validators lose the file).
Launch go/no-go tooling
Cap per operator and per provider = seats a committee can lose and keep quorum: min(launch, shardSize) − q (3 for 10–13 validators; it was floor(n/3) = 4 for 12–13). Names compared case-insensitively.
Block 0's validator set follows the node's precedence via --snapshot (required; without it the result is NO-GO). Only status 2 rows with integer valid_at <= 0 count; genesis rows the node would refuse at boot are NO-GO.
NO-GO unless all five mainnet forks activate at block 0, or when a launch validator is a pinned shard identity.
validator-prove-signing --verify reads the same set.
CI consensus suite also runs the launch tooling, signing guard and consensus route tests.
Runbooks: signing state files backed up and restored together; damaged commit-lock recovery; go/no-go usage.
Testing
scripts/test-consensus.sh: 64 files, 0 failed. New tests fail on the old code (lost-lock prevote/precommit, caps, case, pinned identities, snapshot set).
Local 4-validator devnet race harness: race-strict, race, control all PASS.
Summary by CodeRabbit
New Features
Added critical alerts for foreign signatures and precommit equivocations, with investigation guidance.
Launch checks now validate the block-zero validator set, required genesis forks, group caps, and pinned identities. Snapshot-based checks and signing-proof verification use the launch validator set.
Bug Fixes
Improved consensus recovery when local commit-lock files are missing, using recorded signing history to prevent conflicting votes or blocks.
Documentation
Updated launch, monitoring, and validator-key runbooks with snapshot requirements, alert details, and signing-state backup and recovery guidance.
The signing record is written before every precommit signature, so a
record at height H holds the latest precommit this key signed there. When
the commit-lock file is lost, the record now stands in for it:
- the candidate step asks the committee even on a first attempt and only
prevotes the recorded block or one with a later proof of lock, never a
fresh block;
- the prevote record also refuses prevotes that conflict with the lock or
the signing record;
- the precommit is judged against the record as against a lock (keep,
relock, move or refuse), and the lock file is rewritten before signing.
A record above the height is refused, and an unreadable record aborts
the attempt. The validator-key runbook lists the signing state files that
are backed up and restored together and the recovery for a damaged
commit-lock file.
…ly uses
- Operator and provider cap is the seats a committee can lose and keep
quorum: min(launch, shardSize) - q, 3 for 10 to 13 validators. Names
are compared case-insensitively.
- Block 0's validator set follows the node's own precedence through
--snapshot (the snapshot's validators.jsonl, else genesis.validators);
without --snapshot the result is NO-GO, and so is a genesis row the node
would refuse at boot. Only status 2 rows with an integer valid_at <= 0
count, as in the node's pool query.
- NO-GO unless all five mainnet forks activate at block 0, and when a
launch validator is one of the pinned shard identities.
- Signing-proof verification reads the same set and requires --snapshot.
- Critical alerts on foreign signatures and precommit equivocation.
- The consensus CI suite also runs the launch tooling, signing guard and
consensus route tests; runners no longer read the suite's file list.
- Drop a committed load-generator run artifact and ignore that folder.

Resolve and wire the block-zero validator set scripts/launch-validator-set.ts, scripts/launch-go-no-go.ts, scripts/launch-go-no-go.snapshot.test.ts, docs/runbooks/launch-go-no-go.md
The launch check selects block-zero rows from snapshot data or genesis, derives active identities, and passes the data into launch evaluation. The runbook documents snapshot inputs and selection.
Apply launch caps, fork, and identity checks scripts/launch-go-no-go.ts, scripts/launch-go-no-go.test.ts, docs/runbooks/launch-go-no-go.md
The check applies a shard-size-minus-quorum cap, normalizes operator and provider names, rejects pinned identities, and checks required forks at height 0.
Verify proofs against launch validators scripts/validator-prove-signing.ts, scripts/validator-prove-signing.test.ts, docs/runbooks/launch-go-no-go.md
Proof verification requires a snapshot and checks the selected launch-validator set. Tests cover snapshot-based verification and the required-proof option.

Merge Risk: Moderate · previous review a8cb7
The go/no-go tool can report GO for genesis or snapshot validator data that the node cannot actually boot from, which defeats its purpose as a launch gate. Several runbook, alert and test-runner concerns from earlier review also remain open. Resolve these before relying on the launch check.
Security architecture risk: Moderate · up to a8cb7
Normal lost-lock recovery preserves important signing safeguards and launch checks become stricter. However, the new backup-restoration instructions can erase protections for votes issued after the backup. The principal risk requires an operator-initiated restore, rather than a newly exposed unauthenticated signing path.
Retained concerns
High · security · inferred: The new restore procedure checks whether the network has committed above the restored signing record, not above every height the key acted at after that backup. For example, a consistent backup at height 100 can satisfy the documented condition when the network is at 101 even though the key subsequently precommitted an uncommitted block at 102. Restoring all files from that backup removes the height-102 constraints, allowing fresh candidate selection and a conflicting prevote without the later proof normally required to move a lock. Foreign-signature detection is not a preventive guarantee when the omitted signature has not appeared in a verified block. The stale-backup limitation exists in the software already; this PR introduces instructions that treat an insufficient cutoff as safe.
Security review details
Security Blast Radius
inferred — The restore concern affects the voting authority of each validator identity whose state is rolled back. It requires control of that identity's recovery process; it does not grant another identity's key or arbitrary database access. Repeating the same unsafe recovery procedure across validators can consume the committee's fault tolerance.
Security Findings and Attack Paths
inferred — A stale but well-formed backup can pass the new documented height check while omitting an outstanding lock. On first-attempt candidate selection, absent current-height constraints allow fresh forging. This can violate the validator's prior lock obligation without concurrent key use; it does not by itself prove that conflicting blocks will finalize.
Trust Boundaries and Controls
observed — The inspected local and RPC precommit paths validate proof-of-lock against the bound committee before authorization. Record-bound candidate selection permits the recorded hash or another hash with a strictly later reported lock round, and inability to rebuild an allowed candidate aborts rather than permitting a fresh fallback.
Resilience and Maintainability Implications
observed — Malformed signing state and durable-write failures fail closed in the inspected recovery path. Signing-record persistence also rechecks authorization under a cross-process lock. These controls protect ordinary interruption and concurrent signature release, but cannot establish the freshness of an operator-restored backup.
Hardening Proposals
proposed — Make recovery authorization depend on the key's latest possible voting history, not merely the backup's recorded height. Preserve an authoritative latest-state checkpoint or keep the identity offline until finalization has passed every height it could have acted at; an unknown post-backup history should not be treated as safe.

Summary
The PR uses signing history to recover safely when a validator loses its commit-lock file. It also tightens launch checks and adds signing alerts.
A validator’s signing record guides consensus when its commit-lock file is missing.
Launch checks use the validator set the node seeds at block 0.
Operators get critical alerts for signing stops and equivocation.
The consensus test script runs launch, signing, and route checks too.
Generated load-test runs stay out of the tracked files.

Review comments at @docs/runbooks/validator-key.md:
- Around line 76-79: Update the lock-recovery documentation to explain that the
signing record does not contain candidate inputs, so recovery cannot rebuild a
candidate and the node continues aborting the round if peers cannot provide an
eligible lock and its inputs. State that recovery requires obtaining those
inputs or waiting for the network to commit past the height.
- Around line 58-61: Update the restore guidance around the `.signed.json`
height check to explain that comparing the network head only with the restored
copy’s height is insufficient. Instruct readers to restore the newest complete
signing-state copy, or, when using an older copy, wait until the network has
committed above every height the key may have voted at since that copy was made.
Review comments at @monitoring/prometheus/alerts/consensus.yml:
- Line 38: Update the alert description for the peer-block signature alert to
avoid implying the halt always survives restarts; tell operators to verify the
marker was persisted and keep the node stopped if the marker write failed.
- Line 33: Update the consensus alert rule to use a gauge representing the
persistent signing-halt state instead of
`increase(demos_foreign_signature_total[10m])`; export and maintain that gauge
so it remains active for the full halt and clears when signing resumes.
Review comments at @scripts/launch-validator-set.ts:
- Line 59: Enable TUI mode before the readBlockZeroValidators flow reaches
seedValidators, so its logger cannot write to stdout before the --json payload;
alternatively, silence the logger for this seeding path.
Review comments at @scripts/test-consensus.sh:
- Line 13: Update the SUITE_FILES entries in the test runner to replace the
launch-go-no-go glob with literal paths for launch-go-no-go.test.ts and
launch-go-no-go.snapshot.test.ts, so a missing required test remains detectable.

…-json, restore rule
- demos_signing_halted and demos_signing_halt_marker_present gauges; the
SigningHalted alert fires for as long as signing is stopped and says when
a restart would lift the stop
- ForeignSignature no longer promises that the stop survives a restart
- the node's seeding logs no longer reach stdout while the genesis list is
checked, so --json output stays parseable
- validator-key runbook: restore an older copy only after the network passes
every height the key may have voted at since; a node that cannot rebuild
its locked block waits at that height
- consensus suite lists the go/no-go test files by name
A first_seen or valid_at above 2^31-1 parses as a safe integer but stops the
node when the row is inserted; the go/no-go check now reports it for both the
snapshot and genesis.validators
