feat(upload): shared profile-photo upload route for missionary and donor apps (#2308) - #2415
The missionary app had no /api/upload/image route, so avatar and cover uploads from the profile page got a 404. The donor app's route was a stub that returned 501 for every real bearer. Both apps render the same ImageUpload control, which posts to that relative URL.
Change
packages/api/src/upload/image.ts (new): one shared POST handler.
Auth: a missing bearer gets 401 before any lookup. An unresolved bearer gets 401. The write uses the caller's bearer-scoped Supabase client under the existing profiles bucket policies, never the service-role client.
Purpose and bucket:path must be avatars or covers, and bucket must be absent or profiles. Anything else gets 400. Only a missionary may upload a cover; anyone else gets 403 (OQ3).
File checks: the file is required (400). It must be JPEG, PNG, WebP or GIF, and its leading bytes must match the declared type (415). It must be at most 5 MB (5×1024×1024 bytes), measured on the cropped upload (413, OQ1).
Storage key:{purpose}/{tenantId}/{userId}/{uuid}.{ext}, taken from the auth context only (OQ4) and written with upsert: false.
Response: 201 { url, path } (OQ8). Missing public config gets 503. A storage failure gets 502 with the generic "Image upload failed.".
packages/auth/context.ts: exports createBearerSupabaseClient(token). This is the existing bearer branch of the auth-context client, factored out. It returns null without public config, and getAuthContext behaves the same as before.
Routes:apps/missionary/app/api/upload/image/route.ts (new) and apps/donor/app/api/upload/image/route.ts (stub replaced) are each a one-line re-export of @asym/api/upload/image. packages/api/package.json exports it.
Docs:
runtime-map.md gets a missionary row and the updated donor note. Prettier re-padded the API table because the mandated note is wider than the old column. git diff -w shows the change is 3 lines.
IMAGE_UPLOAD_README.md gets a short "Server Route" section.
Out of scope (per spec §3 and the rulings)
This PR has no migration and no bucket-level limits (OQ2: reservation 20261025125600 released). It doesn't delete replaced photos (OQ5), touch Cloudinary (OQ6) or adopt ADR-0171 (OQ7). There are no changes to image-upload.tsx, the cropper, the upload copy, PATCH /api/profile, .github, the service-role allowlist or CODEOWNERS.
Tests
Acceptance (owned by Acceptance, unedited):tests/unit/acceptance/issue-2308/{upload-image,static}.acceptance.test.ts, criteria C1–C12. The baseline was 30 failed and 2 passed; now 32 of 32 pass.
Builder:
tests/unit/packages/api/upload/image.test.ts: C13, the signature sniffer (true and false cases per type, cross-type, empty and short buffers). C14, the key shape, a fresh uuid per call, the extension map, and purpose parsing that keeps client path text out of the key.
tests/unit/packages/auth/context-bearer-client.test.ts: C15, null without the URL or key, the bearer header and session options, publishable-key preference, and no admin client. The existing packages/auth/*.test.ts files are unchanged and green.
Verification
bun run verify:eslint, bun run lint, bun run typecheck, bun run format:check, node scripts/verify/service-role-client-gate.mjs and the full unit suite (--maxWorkers=4). See the Builder result for counts.
Deploy
There is no new env and no migration. The handler needs the existing profiles bucket and the public Supabase URL and anon key. Manual check after deploy, for the missionary avatar, missionary cover and donor avatar: upload a photo, open the new URL, and reload the profile to confirm the photo persists. To roll back, revert the app deploy; stored objects stay valid.
The changes since the previous review appear safe to merge.
Summary
Adds a shared profile-photo upload handler for the missionary and donor apps.
Donors and missionaries can upload profile photos through one shared route.
The older acceptance test checks the change against its merge commit.
Changes since the previous review only refresh an inherited allowlist checksum and pin an older acceptance test to its original merge. No new material issues were found. No numbered previous findings were supplied.

The donor and missionary upload routes now use a shared image-upload handler. The handler validates authentication, upload purpose, bucket, image type and signature, and file and request-body sizes. It builds storage keys from the authenticated caller’s context and returns the uploaded file’s public URL and path.
Bearer client creation is extracted into createBearerSupabaseClient. It returns null when public configuration is missing and disables token refresh and session persistence.
Image validation and request limits packages/api/src/upload/image.ts, tests/unit/packages/api/upload/image.test.ts, tests/unit/packages/api/upload/image-body-cap.test.ts, tests/unit/acceptance/issue-2308/upload-image.acceptance.test.ts
The handler validates JPEG, PNG, WebP, and GIF signatures, accepts avatars and covers purposes, and generates UUID-based keys using the purpose and caller IDs. It enforces a 5 MiB file limit and a request-body cap of 5 MiB plus 64 KiB. It rejects oversized streamed bodies.
The shared handler requires an authenticated bearer token, restricts cover uploads to missionary callers, and uploads once without upsert to the profiles bucket. It returns status 201 with the public URL and path. Both app routes re-export the handler. Acceptance tests and documentation cover the route and its behavior.
Asymmetric-al/core#2396 — This PR runs the service-role verification command and checks its allow-list digest.
Asymmetric-al/core#2245 — This PR enforces image formats and the 5 MiB limit covered by the client upload contract.
Asymmetric-al/core#2414 — This PR also updates the issue-2402 acceptance contract and checks the service-role allow-list digest.

Full details: Linked Issues check
Explanation
Issue #2308 requires a working upload route for the missionary app and replacement of the donor 501 stub. The PR adds one shared POST handler and re-exports it from both app routes. The handler authenticates bearer tokens, validates purpose, bucket, role, image type, signature, and size, derives the storage key from authenticated identity, and writes through the bearer-scoped client. The reported acceptance and unit tests cover these behaviors, including bounded request-body reads.
Full details: Out of Scope Changes check
Explanation
The changes support issue #2308. The shared auth helper, package export, route re-exports, validation tests, documentation, and runtime-map update support the upload route. The PR does not add unrelated migrations, UI copy, Cloudinary work, photo deletion, or service-role behavior.
Full details: Generated Mirrors
Explanation
No generated skill or agent mirror files changed in the authoritative PR diff. The changed-file inventory contains only upload code, tests, documentation, and package/auth files, so the mirror-sync condition is not applicable.
Full details: Tenant Safety
Explanation
PASS: The new upload route derives storage ownership from the authenticated context only. POST requires a bearer token, creates a Supabase client with the caller token and public key, resolves getAuthContext(request) with the same bearer, and rejects unauthenticated contexts before storage access. requireAuth requires non-null userId and tenantId; the generated key is {purpose}/{ctx.tenantId}/{ctx.userId}/{uuid}.{ext}, and client-supplied identity fields and path text are ignored. Storage uses the fixed profiles bucket and upsert: false. The existing profiles storage INSERT policy is authenticated-only, while the route prevents callers from selecting arbitrary buckets or object keys. Profile lookup uses the caller-scoped client and user_id = auth.uid() RLS, and the bearer factory disables session persistence and never uses the service-role client. No cross-tenant write path is introduced.
Full details: Repo Gate Evidence
Explanation
The description lists focused validation for the new issue-2308 acceptance tests and API/auth unit tests, plus broader cross-boundary gates: bun run verify:eslint, bun run lint, bun run typecheck, bun run format:check, the service-role client gate, and the full unit suite with --maxWorkers=4. The changed-file diff spans both apps and shared packages, so this focused-plus-broad coverage is relevant.

factory/review: CHANGES NEEDED on 1e0ec822b6b9e490a9e6accba619b1c8bbadc1e0
Engine: Codex gpt-6.1-sol (high) on my reviewer Locum instance, job a11366f38fab, with the blocking finding verified by me against the code at this head.
Findings
MAJOR: multipart bodies are fully buffered before the size cap is enforced.packages/api/src/upload/image.ts:118 (readForm) calls request.formData(), and the 5 MiB check only runs afterward at packages/api/src/upload/image.ts:106 (validateImageFile). An authenticated caller can make the server read an arbitrarily large body into memory, either as an oversized file or as unused extra multipart fields.
Streamed-request reproduction: an 8 MiB file consumed 8,388,804 bytes before returning 413.
A tiny valid image plus an unused 8 MiB field consumed 8,388,877 bytes and returned 201.
Expected: bound stream consumption before parsing (aggregate body size, field count/size, file parts), reject oversized or chunked bodies with 413, and still accept a 5,242,880-byte image plus bounded multipart overhead. A Content-Length check alone isn't enough, since chunked bodies omit it.
No other blocking findings.
Acceptance criteria
C1 through C16 all pass on behavior. C9 passes on the boundary (exactly 5 MiB accepted, +1 byte rejected), but the pre-buffer protection above fails. C13 has 17 tests, C14 5, C15 4 new tests with auth regressions green. C16 passed locally; Playwright was not run.
The systems pass found bearer validation, cookie precedence, server-derived identity, purpose and bucket restrictions, and fresh public-key clients (no session persistence or refresh) all correct. Invalid bearers can't fall back to the e2e identity, and production disables that bypass. No new token logging or service-role access. Storage failures return a generic 502. A profile-save failure after upload can leave an unreferenced object, which matches the separate-save design and retention ruling (non-blocking).
Builder's three flags
503 before auth validation: acceptable. It only happens when public config is absent, a missing bearer still gets 401 first, and nothing secret or identity-related is exposed.
Runtime-map churn: checked with whitespace and word diffs. Only three rows really change (separator dashes, donor note, missionary row); the rest is padding.
Playwright: no Playwright or UI files changed, but upload flows are now live. Upload/cancel/401 e2e checks and a deployed upload-save-reload check are recommended non-blocking follow-ups.
Tests and checks (offline sandbox, no network or DB)
Reject a declared Content-Length above the 5 MiB file cap plus a 64 KiB
multipart allowance before reading the body, and read the body through a
byte-capped stream that cancels with 413 once it passes that limit, so a
missing or understated Content-Length cannot make the handler buffer an
unbounded body. The file part stays capped at exactly 5 MiB.
Sign-off record
Signer: Chief, for Blake, 2026-10-27 6:37 AM PT, at 539729a6. Quote: "Chief sign-off." A follow-up for the storage bucket policy is filed separately.
Delta 1e0ec822..453a9f53 for #2308: Builder's body-cap fix (539729a6) plus Acceptance's test-only commit (453a9f53, verified test-only: no change to image.ts or Builder tests).
Prior MAJOR (comment 6441210433, unbounded request-body buffering): resolved.
packages/api/src/upload/image.ts:129-138 rejects a declared Content-Length above 5,308,416 bytes (5 MiB file cap + fixed 64 KiB multipart allowance) with the existing 413 payload before any read or storage access.
image.ts:153-160 counts actual streamed bytes independently of Content-Length, so missing, understated or invalid declarations and padded extra form fields all stop at the first overflowing chunk; image.ts:157 cancels the reader and image.ts:165-166 releases the lock.
image.ts:118-119 keeps the separate 5 MiB file cap, so 5 MiB + 1 is still 413 and exactly 5 MiB still succeeds (C9).
Auth and config ordering is unchanged: missing bearer 401 and missing config 503 happen before the body is read (image.ts:214-226). Reparsing goes through the capped bytes only (image.ts:177-183); a null body gives a sanitized 400 (image.ts:147).
Findings: none blocking. Non-blocking notes:
NIT: one ESLint import-x/order warning at tests/unit/packages/api/upload/image-body-cap.test.ts:19.
Follow-up (spec question, not a defect in this delta): CodeRabbit notes the hosting platform's ~4.5 MB function request-body limit sits below the ratified 5 MiB cap, so a cropped image near the top of the range could be refused by the platform before the handler runs. The 5 MiB cap is the spec's ruling (OQ1), so I'm leaving it to Samson/Scope whether to lower it.
Follow-up (trivial): server-side logging of storage error name/message before the generic 502 (CodeRabbit thread on image.ts).
Verification at exact head (network/DB-free sandbox): issue-2308 acceptance 37 passed; regression set 225 passed (17 files); 11 independent systems probes passed; 0 failed/skipped. Service-role gate PASS (188 sites / 111 files, allowlist unchanged); typecheck 0 diagnostics across api, auth, donor, missionary and tests; workspace-contract and data-boundary gates PASS; git diff --check clean. Not run: live Auth/Storage, Playwright, deployed upload round trip. No e2e/Playwright files changed.
Engine: Codex gpt-6.1-sol (high) on my Locum instance, job a31e97eed359; findings checked by Reviewer before posting.
Mechanical delta check of the develop sync: 4ac43168 is a --no-ff merge of develop 9b52112d onto 453a9f53, which passed review (review comment).
git show --remerge-diff 4ac43168 is empty, so the merge resolved nothing by hand.
The only migration the sync brings in is develop's 20261025120800_close_public_reads_tenant_scope.sql. This PR adds no migrations of its own, so there's no ordering issue.
Develop has no newer commits than 9b52112d; it is fully included.
The 453a9f5 PASS carries over unchanged, including the non-blocking items noted there (the Vercel 4.5 MB request limit question and storage-error logging as a follow-up).
Engine: mechanical git check by Reviewer (no Codex run, since this is a merge with an empty remerge-diff).
Sync: merged develop 2b02808 (the #2414 landing) into builder/2308 as 2ce7077. Clean auto-merge, no hand edits, and no files differ from both parents. Acceptance's test-only re-pins come next, followed by a Reviewer delta check and Acceptance's verdict on the resulting head.
Delta review of 4ac43168..bb722b09, which follows the earlier PASS at 4ac43168 (carry-over comment for the full review). The delta is a develop sync plus two test-only commits:
bb722b09 scopes the Harden CRM table-view/preference functions: derive tenant and user from session, tighten EXECUTE grants #2402 §6/9 check to its merged range 2b028084^1..2b028084. The first parent is the previous baseline 9b52112d, and the declared-edit set and rejection assertion are unchanged. The skip when history is missing only applies to shallow checkouts; both test-unit and acceptance-tests in CI use fetch-depth: 0, and the assertion ran locally without skipping.
Both commits touch only tests/unit/acceptance/ (2 files, +18/-4). Locally, issue-2308/static.acceptance.test.ts passed 8 of 8 and issue-2402/static.acceptance.test.ts passed 17 of 17 (Vitest 5.0.5, 0 skipped, 0 failed).
Open bot threads: the two CodeRabbit threads on packages/api/src/upload/image.ts (Vercel request-size limit vs. the 5 MiB cap, and server-side logging of storage errors) were triaged earlier as non-blocking follow-ups and are unchanged by this delta. No new findings.

Known gap: the exact-cap 201 case uses an exactly 5 MiB file, not a whole request body exactly at the 5 MiB + 64 KiB limit (MAX_UPLOAD_BODY_BYTES); the limit itself is pinned by the limit-pin test. Separately, the Vercel 4.5 MB platform body limit vs the 5 MiB cap was ruled a non-blocking departure (follow-up #2420).

Test budget: Acceptance 443 lines (issue-2308 files; plus 17 in the #2402 scope fix) vs spec ~320 + ~150 body-cap round = ~470; Builder 408 unit-test lines (bearer client, image route, body-cap stream), no separate Builder budget in the spec; ruling: accepted, the earlier +29 over ~320 was accepted at 3:39 AM PT and the totals stay inside the combined rounds.
Overrides of blocking verdicts: none.
Departures/follow-ups: #2420 (platform request-body limit vs the 5 MiB cap; ratified cap ships as specified), #2422 (server-side logging of storage upload failures), #2417 (storage bucket upload scoping, needs Chief sign-off). Known test gap noted by Acceptance: the exact-cap 201 case uses a 5 MiB file, not a body at 5 MiB + 64 KiB.
Blake notified: no (Chief rule 2026-10-27: develop merges are not Blake-only items; Blake-only items go via Chief).

#2308: Missionary avatar and cover uploads
Closes #2308. Implements spec r1 (#2308 (comment)) with Samson's OQ1–OQ8 rulings (#2308 (comment)).
Problem
The missionary app had no
/api/upload/imageroute, so avatar and cover uploads from the profile page got a 404. The donor app's route was a stub that returned 501 for every real bearer. Both apps render the sameImageUploadcontrol, which posts to that relative URL.Change
packages/api/src/upload/image.ts(new): one sharedPOSThandler.profilesbucket policies, never the service-role client.pathmust beavatarsorcovers, andbucketmust be absent orprofiles. Anything else gets 400. Only a missionary may upload a cover; anyone else gets 403 (OQ3).{purpose}/{tenantId}/{userId}/{uuid}.{ext}, taken from the auth context only (OQ4) and written withupsert: false.{ url, path }(OQ8). Missing public config gets 503. A storage failure gets 502 with the generic"Image upload failed.".packages/auth/context.ts: exportscreateBearerSupabaseClient(token). This is the existing bearer branch of the auth-context client, factored out. It returnsnullwithout public config, andgetAuthContextbehaves the same as before.apps/missionary/app/api/upload/image/route.ts(new) andapps/donor/app/api/upload/image/route.ts(stub replaced) are each a one-line re-export of@asym/api/upload/image.packages/api/package.jsonexports it.runtime-map.mdgets a missionary row and the updated donor note. Prettier re-padded the API table because the mandated note is wider than the old column.git diff -wshows the change is 3 lines.IMAGE_UPLOAD_README.mdgets a short "Server Route" section.Out of scope (per spec §3 and the rulings)
This PR has no migration and no bucket-level limits (OQ2: reservation

There is no new env and no migration. The handler needs the existing
profilesbucket and the public Supabase URL and anon key. Manual check after deploy, for the missionary avatar, missionary cover and donor avatar: upload a photo, open the new URL, and reload the profile to confirm the photo persists. To roll back, revert the app deploy; stored objects stay valid.🤖 Generated with Claude Code
